- 00:00:56talk about niches I think you probably
- 00:00:58know I'm going to assume you know what a
- 00:00:59niche is is right it's basically a
- 00:01:01specialized area I think actually you'll
- 00:01:03be surprised how many companies started
- 00:01:05off in niches nearly every successful
- 00:01:07big company today started off in Niche
- 00:01:09space Apple originally was trying to
- 00:01:11appeal to creatives who cared about what
- 00:01:13the actual device looked like the image
- 00:01:16was it's for The Crazy Ones they did ad
- 00:01:18all against IBM showing that they
- 00:01:20weren't IBM they were Apple they picked
- 00:01:22a niche and then once that Niche
- 00:01:24everybody bought it everyone wanted to
- 00:01:26be like designers and creative and be
- 00:01:28cool so the other people bought it right
- 00:01:30that work in the niche so picking your
- 00:01:31Niche is really important in the agency
- 00:01:34world there's loads of different ways so
- 00:01:36for example and this isn't why I did but
- 00:01:38this is something you could do you can
- 00:01:40look at for example social media that is
- 00:01:42actually a niche servicing social media
- 00:01:44let's say you went even more Niche and
- 00:01:45you said I'm only servicing people on
- 00:01:47Instagram then you can go even nicher
- 00:01:49than that and say I'm only going on
- 00:01:51social media on Instagram for
- 00:01:53influencers that are doing good things
- 00:01:55in the world and then you can say and
- 00:01:57then women I'm only helping women who
- 00:02:00are doing good on Instagram in social
- 00:02:02media now that might sound like well why
- 00:02:05would I cut off other client options for
- 00:02:07myself the reason Niche is so powerful
- 00:02:09is because you know exactly who you're
- 00:02:11targeting and I'm going to get into
- 00:02:12targeting a little bit bit later with
- 00:02:13marketing and so on but like it really
- 00:02:15helps you understand who your client is
- 00:02:18and more importantly they will see you
- 00:02:20as the specialist for their particular
- 00:02:22needs their particular Niche you
- 00:02:24understand them better if you pick a
- 00:02:25niche so that's why at the beginning
- 00:02:27it's so important what did I do at fluid
- 00:02:29I looked at the Market back in those
- 00:02:30days this is going to sound crazy the
- 00:02:32niche was doing digital we were the only
- 00:02:35company that were doing creative ideas
- 00:02:37creative execution but thinking first in
- 00:02:40the digital format this is back in 2001
- 00:02:42when most people had stopped even
- 00:02:44thinking about digital the Doom had just
- 00:02:46collapsed everyone thought digital was a
- 00:02:48scam they were telling me the internet
- 00:02:50was a scam back then kind of is kind of
- 00:02:52isn't right like everything out there
- 00:02:53but the point I'm making is I picked the
- 00:02:55digital Niche back in those days and
- 00:02:56that meant every brand including my
- 00:02:58competition used my company to help them
- 00:03:02because they saw me as the expert in
- 00:03:04digital and they didn't want to do
- 00:03:05digital they didn't want to build
- 00:03:06digital up they thought it was a small
- 00:03:08Market idiots right but they thought it
- 00:03:09was a small market and they didn't want
- 00:03:11to be there so we owned it my company
- 00:03:13fluid in Hong Kong became the number one
- 00:03:15digital agency in that Market within 12
- 00:03:17months because we own the niche we can
- 00:03:19say we're the number one in some because
- 00:03:21we own the niche and then later we at
- 00:03:24the whole Market because once we knew
- 00:03:26digital and we were the best at it and
- 00:03:28these other companies didn't want to do
- 00:03:29digital everybody wanted digital so
- 00:03:31everyone came to us and then they'd ask
- 00:03:32us to do Billboards and print ads and
- 00:03:34social media marketing and all these
- 00:03:36other things that came later we got it
- 00:03:38all because we started in a niche so
- 00:03:40pick your Niche and the one way to
- 00:03:41define niche to help you think about
- 00:03:43your Niche number one what do you like
- 00:03:46to
- 00:03:47do and not enough people ask this of
- 00:03:50themselves if you really like Instagram
- 00:03:52but you're not a big fan of Tik Tok then
- 00:03:53focus on Instagram if you really love
- 00:03:56making coffee then focus on coffee shops
- 00:03:59you know going to work with them side by
- 00:04:01side whatever it is you know try to link
- 00:04:03it to something you just enjoy doing it
- 00:04:05sounds mad but like you can make a lot
- 00:04:07of money doing what you love despite
- 00:04:09what your education told you that you
- 00:04:10shouldn't be frivolous and have fun and
- 00:04:13you can't make money if you do
- 00:04:15pick some you love the second thing to
- 00:04:16really think about when you're think
- 00:04:17about Niche is like what matters to you
- 00:04:19what problem do you want to solve in the
- 00:04:20world if you want to stop the oceans
- 00:04:24getting polluted for example then try to
- 00:04:26make your Niche with businesses are
- 00:04:28solving a problem that matters to you
- 00:04:29you know what problem do you want to
- 00:04:32solve is also can can be very personal
- 00:04:35and then finally I reckon people should
- 00:04:38pick niches that are fun fun for you
- 00:04:40okay now for some people traveling isn't
- 00:04:42Fun believe it or not I actually met
- 00:04:44someone yesterday who said they don't
- 00:04:45like traveling so probably focusing in
- 00:04:46on the traveling Niche probably isn't
- 00:04:48for them they're scared of flying and
- 00:04:49they they get anxious and they don't
- 00:04:50enjoy it so but like thinking about
- 00:04:52something that's going to be really fun
- 00:04:53for you something you enjoy doing and
- 00:04:56solving a problem you care about if you
- 00:04:57own that Niche your life your personal
- 00:04:59life will be really really good and that
- 00:05:01allow you to carry on going which half
- 00:05:03the time is the reason businesses
- 00:05:04succeed is because they follow through
- 00:05:06you follow through so that's picking
- 00:05:08your Niche next up is find a partner
- 00:05:10okay finding a partner now I know for a
- 00:05:13lot of you out there uh you're probably
- 00:05:15searching for love right now right how
- 00:05:16do you do it you kind of know what you
- 00:05:18like you know what you don't like you
- 00:05:19know yourself a bit hopefully then it
- 00:05:21makes it easier if you know yourself to
- 00:05:23pick a partner one of the things I would
- 00:05:24say to people is that I'd rather own 5%
- 00:05:27of a really successful business than
- 00:05:29100% of a failure and so percentage of
- 00:05:32ownership doesn't really matter if you
- 00:05:33have a really successful business it
- 00:05:35doesn't matter if you have less of a
- 00:05:37percent my business fluid that I built
- 00:05:40into this massive company I did 50/50
- 00:05:43with Helen griffi best decision I ever
- 00:05:45made because if I done it on my own it
- 00:05:47probably wouldn't have been a fraction
- 00:05:48as successful I'd like to think if she
- 00:05:50did it without me it wouldn't have been
- 00:05:51as as successful probably not she
- 00:05:53probably would have been okay but the
- 00:05:54point I'm getting to is that your
- 00:05:56partner in life is probably actually
- 00:05:58your actual partner in life who you end
- 00:05:59end up being with whether you marry them
- 00:06:01or not whoever you're with will
- 00:06:03dramatically affect your life it will
- 00:06:04really make a difference and it's the
- 00:06:05same in business it's no different if
- 00:06:07you can find the right people around you
- 00:06:09it will blow your business up so how do
- 00:06:10you find a partner maybe this is a
- 00:06:12question you're going to ask yourself
- 00:06:13number one list your moral
- 00:06:17code okay and this this might sound hard
- 00:06:20but like list things that you're not
- 00:06:21willing to do so for example in fluid
- 00:06:24Helen at the time she taught me
- 00:06:26important lessons she didn't want to
- 00:06:27work with tobacco companies right I
- 00:06:28don't want to work with tobacco compan
- 00:06:29compies either but back then I I was a
- 00:06:31little bit more like I just I want to
- 00:06:32make money I want to make money I want
- 00:06:33to make money tobacco companies were
- 00:06:35paying a lot of money to help Market
- 00:06:37their products right equivalent today is
- 00:06:38probably Vape companies right they're
- 00:06:39evil these people so list the companies
- 00:06:42you're not willing to work for list the
- 00:06:44people you're not willing to work for
- 00:06:45you know like for me I've never work
- 00:06:47with property people people that sell
- 00:06:48property I I hate that business you list
- 00:06:50out you know your kind of moral codes
- 00:06:53what what you're not willing to to to to
- 00:06:54do then list out your what we call
- 00:06:57personality traits right so
- 00:07:00now I I'm an extrovert I do like time on
- 00:07:03my own too but I'm I'm an extrovert and
- 00:07:05and I actually work quite well with
- 00:07:07introverts because if you have two
- 00:07:09extroverts then we both want to be in
- 00:07:10front of the camera we both want to be
- 00:07:11on social media we you might have a
- 00:07:13little bit of butting heads now I've
- 00:07:15seen it work with people both want to be
- 00:07:16on social media but I think it's it's
- 00:07:18much healthier if you actually have very
- 00:07:20different interests so list your
- 00:07:22personality traits things that you like
- 00:07:24to do and then maybe you want the
- 00:07:25opposite with the same mobile code as
- 00:07:27you but the opposite in your you know
- 00:07:30personal traits so if you're really bad
- 00:07:32at accounts and numbers you probably
- 00:07:34want someone that's really good on
- 00:07:35accounts and numbers if you're really
- 00:07:36bad on paperwork like I am you want
- 00:07:38someone that's really organized and Bru
- 00:07:40but then you might want to find someone
- 00:07:41who doesn't like to be in front of the
- 00:07:42camera like I like to be so you get what
- 00:07:44I mean like you got you got to make sure
- 00:07:45your personality trait piece is really
- 00:07:47clear and then finally there's a high
- 00:07:48chance you're going to spend the next 10
- 00:07:50years with this person um if you follow
- 00:07:52all my advice for the rest of the video
- 00:07:53you might build this business up in two
- 00:07:54years but you don't want to build a
- 00:07:55business to sell it so you want to build
- 00:07:57a business that you enjoy so I I think
- 00:07:59the kind of fun test again I'm going to
- 00:08:01use this word fun much more in business
- 00:08:02going forward you've got to include the
- 00:08:03word fun in your business much more when
- 00:08:06you meet this person is it fun have you
- 00:08:08got the same sense of humor are you
- 00:08:10going to be able to joke with each other
- 00:08:11without you know getting into trouble uh
- 00:08:13joking you know can can you relax around
- 00:08:15them because you want to have that
- 00:08:16feeling and i' go one step further
- 00:08:18finally on the partner and it's meet
- 00:08:21their connections right so if you like
- 00:08:24them they're fun they got the same
- 00:08:25mobile code as you meet their partner
- 00:08:27meet their family because there's a
- 00:08:29chance you'll be spending Sunday lunch
- 00:08:30with them there's a high chance you'll
- 00:08:32be spending evenings with them and their
- 00:08:33family you need to see if their family
- 00:08:35are on their side and you need to see if
- 00:08:36their family is a match with your family
- 00:08:38I know it sounds crazy and going too
- 00:08:39deep but you want the perfect
- 00:08:40partnership do this the final thing I'll
- 00:08:42tell you very quickly is with the
- 00:08:45partner you pick make sure your aim is
- 00:08:46the same for whatever business you're
- 00:08:48starting so for me and Helen when we
- 00:08:49partnered up 50/50 we both just wanted
- 00:08:51to build a brand we were proud of we
- 00:08:53both wanted to work in a company that we
- 00:08:55liked we wanted to create an environment
- 00:08:56where people enjoyed the work now there
- 00:08:58will be people that just care about
- 00:08:59making money nothing wrong with that I'm
- 00:09:01not going to judge that part but I will
- 00:09:02say that you just want to make sure
- 00:09:03you're aligned with the end goal so the
- 00:09:05end goal for you and the end goal for
- 00:09:08them is the same what do you both really
- 00:09:10want and and and check it be honest with
- 00:09:13each other because if one person wants
- 00:09:15to be a global company and you just want
- 00:09:16to be a local company it's probably
- 00:09:18going to end up in a in a in a sad State
- 00:09:20because one person want to take the
- 00:09:21profit and open up another office the
- 00:09:23other person want to take a profit and
- 00:09:24put it in their pocket so you got to
- 00:09:26really think what is your goals together
- 00:09:28if you can so that's partners next up is
- 00:09:30how to start a business with no money
- 00:09:32cuz you might have heard all this
- 00:09:33partner stuff and you might be thinking
- 00:09:34great you might know your Niche but you
- 00:09:36might not have any money right so how
- 00:09:37can you start a business with no money I
- 00:09:39know a lot of you will have no money and
- 00:09:42I would say to you that there's a couple
- 00:09:44of reasons you've probably got no money
- 00:09:45one is your cost are too high you're
- 00:09:47just spending money you shouldn't be at
- 00:09:49weekends and so on because if you
- 00:09:51haven't got 200 quid in your bank to do
- 00:09:53your first bit of promotion or something
- 00:09:55then there's something seriously wrong
- 00:09:56with your life so I can't fix that for
- 00:09:58you you have to fix it for you
- 00:09:59okay so the first thing I to say if you
- 00:10:01want to start a business with own money
- 00:10:02is get your cost down right uh and when
- 00:10:06you're
- 00:10:07young you can live really cheap and yes
- 00:10:12I I I was kicked out of home at 15 so I
- 00:10:13didn't have this luxury but living at
- 00:10:15home in your parents spare room do it
- 00:10:17put up with a pain don't rush off to
- 00:10:19University or any of that don't waste
- 00:10:20money and time just to get out of the
- 00:10:22house right leverage that while you can
- 00:10:24getting your cost down to zero right
- 00:10:26that's that to start a business with
- 00:10:28zero you kind of want to get your cost
- 00:10:29cost to as little as possible that's one
- 00:10:31way to do it the other way to do it is
- 00:10:33to do stuff that you don't want to do to
- 00:10:36make money to do the stuff you do want
- 00:10:37to do so for example I started a
- 00:10:39gardening company I don't like gardening
- 00:10:41I didn't want to be a gardener but it
- 00:10:43was quick money and I didn't need the
- 00:10:44equipment I used the equipment or the
- 00:10:46person in the house I didn't need the
- 00:10:47equipment I used the equipment in the
- 00:10:49house I could start a gardening company
- 00:10:51today by knocking on a door using the
- 00:10:53gardening equipment or the person who
- 00:10:54owns a house and saying I'll take care
- 00:10:55of that Garden 200 quid yes or no and
- 00:10:58they say yes I got people to say yes so
- 00:11:00I was able to start that business
- 00:11:02instantly with no money now it's not the
- 00:11:03business that you maybe want to do when
- 00:11:04we're talking about in this video but it
- 00:11:06can get you 200 quid this weekend by
- 00:11:08taking care of someone's Garden I can
- 00:11:10get you 200 quid this weekend by
- 00:11:12cleaning some windows or cleaning a car
- 00:11:14it's not glamorous but it will get you
- 00:11:16the money you need to start with zero
- 00:11:18and actually with the agency business
- 00:11:19the really exciting thing so first of
- 00:11:20all like
- 00:11:22make
- 00:11:25simple
- 00:11:27dumb money
- 00:11:30okay make simple Dum money I should
- 00:11:32probably get it done on a t-shirt make
- 00:11:33simple Dum money don't overthink it it's
- 00:11:35not your future people will judge you
- 00:11:37while you're doing it later they'll be
- 00:11:38envious of you when you've got a really
- 00:11:40successful agency just get some money in
- 00:11:42the bank right and then finally payment
- 00:11:45methods are not deliberately taught at
- 00:11:47school so you don't understand how this
- 00:11:49works you don't need money to start a
- 00:11:51business you don't you don't listen to
- 00:11:53me your subconscious is going to tell
- 00:11:54you this isn't true it is true you don't
- 00:11:56need money I'll give you an example the
- 00:11:58first client I ever got at fluid they
- 00:12:01basically told me what they needed done
- 00:12:03and I had no computers I had no no team
- 00:12:06no nothing they told me what their
- 00:12:08problem was and then I told them
- 00:12:10verbally the solution they said that's
- 00:12:14great we'd like you to do it and I said
- 00:12:15sure and I worked out my cost to do the
- 00:12:18work that was needed I wrote down the
- 00:12:20amount that was going to cost me I added
- 00:12:22100% to that and then I said to them the
- 00:12:26cost so so for example the cost to do
- 00:12:28the work for me to actually action work
- 00:12:30was
- 00:12:31$1,000 and I said to them I will charge
- 00:12:34you $2,000 to do the work and I want a
- 00:12:3750% deposit now they say yes this is
- 00:12:39normal business you're not taught this
- 00:12:41at school but it's absolutely
- 00:12:42normal if someone says you want they
- 00:12:44want you to do something you want to
- 00:12:45deposit you want to buy a car from Elon
- 00:12:47you got to put a deposit down you want
- 00:12:48to buy anything you got to put a deposit
- 00:12:50down or buy it right there and then
- 00:12:51deposit 50% it's normal accept it as
- 00:12:54normal some clients will still say no to
- 00:12:55this I'm not paying a deposit I haven't
- 00:12:57seen the work yet then don't do it find
- 00:12:59clients will pay you 50% deposit you
- 00:13:00don't want those sorts of clients anyway
- 00:13:01they're not willing to trust you and
- 00:13:03give you 50% deposit then don't work
- 00:13:04with them once you got $1,000 and you
- 00:13:05have all the money you can't go bankrupt
- 00:13:07you have all the money to do the work
- 00:13:09executing on everything that included at
- 00:13:11the time buying a computer and hiring
- 00:13:13someone to do the work I knew that was
- 00:13:15my cost and they paid it to me straight
- 00:13:17away once the work was done 2 weeks
- 00:13:19later I gave them the project delivered
- 00:13:22they paid me the other 2,000 within 10
- 00:13:24days I did 10 days payment method I made
- 00:13:26£1,000 it cost me nothing done
- 00:13:30right learn this payment system be
- 00:13:32strong with clients be confident with
- 00:13:35clients if they don't feel your
- 00:13:37confidence they won't give you the 50%
- 00:13:39and if they won't give you the 50% you
- 00:13:40can't start a business with zero default
- 00:13:42back to cleaning cars and washing
- 00:13:44windows but you don't need money to
- 00:13:45start a business get it out of your head
- 00:13:46that you do so learn the accounts method
- 00:13:49I've just taught you and remember to be
- 00:13:52confident okay be confident and it might
- 00:13:56mean that you might need to say no to
- 00:13:59some that's it some people that
- 00:14:01don't get it they're not real
- 00:14:02business people if they're not willing
- 00:14:03to give you 50% right so them learn
- 00:14:05this method you can start a business
- 00:14:07with zero next up how to get customers
- 00:14:09now I'm going to actually say how to get
- 00:14:11a customer let's take out the s for the
- 00:14:13minute right no s right no s you just
- 00:14:18need one customer One customer if you
- 00:14:21can get one customer and and and again I
- 00:14:23think back to my early days I had no
- 00:14:25money I did the 50% rule to get one
- 00:14:28customer right so that's one way you get
- 00:14:30them to pay you but I would have
- 00:14:31probably done that first project for
- 00:14:32free because once you have one customer
- 00:14:35the Holy Grail to getting more customers
- 00:14:37is having a customer that recommends you
- 00:14:41right having a referral
- 00:14:43program now uh referral program when you
- 00:14:47first hear it you might think oh this is
- 00:14:48very complicated I got to set up special
- 00:14:49links with discounts and all no it's so
- 00:14:53simple that first customer that I got I
- 00:14:56did a really good job I delivered and
- 00:14:58then I said said to them please will you
- 00:15:00give me 10 other customers that you know
- 00:15:03might need my service or even better can
- 00:15:05you recommend me to 10 people you know
- 00:15:07what they did they recommended me to 30
- 00:15:09people they sent 30 emails out the next
- 00:15:11day saying I've just been working with
- 00:15:13Simon and his team they did a great job
- 00:15:14I thought you might like their service
- 00:15:16too here's their information and people
- 00:15:18don't ask now there are um what I'm
- 00:15:21going to call Advanced reference
- 00:15:22referral systems Advanced referral
- 00:15:25systems are I call this step two in in
- 00:15:28the referral Pro step one is just ask
- 00:15:30people you don't need to give them any
- 00:15:31incentive other than just to do the
- 00:15:32right thing a lot of people want to help
- 00:15:33you you'll be you'll be so surprised
- 00:15:35just just ask okay and then give them a
- 00:15:37template so I just asked someone the
- 00:15:39other day to refer me someone really
- 00:15:41famous actually and they said sure Simon
- 00:15:43I'll refer you send me an email I can
- 00:15:45just forward on to the person you want
- 00:15:47me to forward it on to right I want them
- 00:15:48to forward it on to Elon Musk so I wrote
- 00:15:50the email so they could just forward it
- 00:15:51on to Elon Musk okay I made it easy for
- 00:15:54them to refer me okay so I think you use
- 00:15:58the uh Advanced referral system when it
- 00:16:01comes to like trying to set incentivize
- 00:16:03people Beyond just asking people so for
- 00:16:05example you might say um and I I helped
- 00:16:08someone start uh an education box
- 00:16:10business and and and in this space
- 00:16:12there's about 45 influencers that all
- 00:16:14talk about education we did a program
- 00:16:17where we offered them 10% of every order
- 00:16:19that they sent through to the company we
- 00:16:22gave them a special link okay and
- 00:16:23there's loads of sites that will help
- 00:16:24you do this referral sites there's
- 00:16:26there's Millions on WE we'll put one
- 00:16:27example down in the comments below but
- 00:16:29you can just use the existing software
- 00:16:30that's out there it doesn't have to cost
- 00:16:31you any money and you set up a special
- 00:16:33referral link for someone to refer you
- 00:16:36and if they refer you and you make money
- 00:16:37and they make money then you both make
- 00:16:39money it doesn't cost you any money in
- 00:16:40marketing because you're actually only
- 00:16:41paying them when they bring you a lead
- 00:16:43right that's Advanced witheral and then
- 00:16:45finally build a brand not a business the
- 00:16:47easiest way to get customers is via
- 00:16:49brand okay so build a brand not a
- 00:16:53business and you know to build a brand
- 00:16:55very quickly I've done a whole long
- 00:16:56video about how to build a brand but
- 00:16:58very simple terms it's like what's your
- 00:16:59story why are you here why are you doing
- 00:17:02this you know have a reason to be here
- 00:17:05this actually links back to Niche by the
- 00:17:06way you know if you build a brand in a
- 00:17:08niche and you do a good job that's your
- 00:17:10story so think about your brand story
- 00:17:13that is how you get customers because
- 00:17:15people were saying I work with Simon at
- 00:17:17fluid wow fluid's amazing have you been
- 00:17:19to their office it's so much fun and you
- 00:17:21know what they did this extra stuff for
- 00:17:22me that wasn't expecting and I just I
- 00:17:24just think they're great that type of
- 00:17:26thing right you you really want people
- 00:17:28to love your brand and that's how you
- 00:17:29get customers when people love your
- 00:17:31brand it doesn't matter how small you
- 00:17:32are as a company still think brand that
- 00:17:35will help you scale next up is marketing
- 00:17:37hacks now when I first say marketing to
- 00:17:39you your brain could probably explode
- 00:17:41thinking about all the things you could
- 00:17:43be doing and there are a lot of things I
- 00:17:45always love the David olgy quote someone
- 00:17:47quite famous in the ad agency business
- 00:17:48who said 50% of what he spends on
- 00:17:50Advertising is wasted he just doesn't
- 00:17:52know what 50% and the truth is it is
- 00:17:55like that so I do events in my present
- 00:17:56business and it cost a lot of money to
- 00:17:58do events that's that's marketing and
- 00:17:59what's the instant return well often
- 00:18:01years later these people become clients
- 00:18:03or Partners so there's marketing that's
- 00:18:05kind of long-term Investments perhaps
- 00:18:07things like events you know inviting
- 00:18:09people for lunch and having connections
- 00:18:11with people and then there's the more
- 00:18:12direct marketing which I guess you could
- 00:18:14argue things like email marketing social
- 00:18:16media I'm going to give you a few hacks
- 00:18:18now of of marketing that I've done in
- 00:18:20the past that have really blown up for
- 00:18:21me that I think you guys could learn
- 00:18:23from so the first one I'm going to talk
- 00:18:24about is when promoting your business
- 00:18:28don't promote you promote your customers
- 00:18:30so one of the things I did that that
- 00:18:32really blew up my business is I won a
- 00:18:35client at Wall Street Journal um and he
- 00:18:38was a great client and really supportive
- 00:18:39of what we did we did a brilliant job
- 00:18:41for him and the Wall Street Journal and
- 00:18:43I did an ad campaign and I got the
- 00:18:45Billboards for free I went around Hong
- 00:18:47Kong I found empty spaces on walls
- 00:18:49outside restaurants and I asked them if
- 00:18:50I could put a billboard up there I told
- 00:18:52them for the first few months it'll be
- 00:18:53advertising for me eventually I'll put
- 00:18:55ads in there and they can share their
- 00:18:57revenue with me so they let me put a
- 00:18:58board up all over town I did about 20 of
- 00:19:00them and then I put the advert up of the
- 00:19:04person from The Wall Street Journal
- 00:19:05Olivia his name was I put him on an
- 00:19:07advert so him saying how great we were
- 00:19:11up on billboards all around Hong Kong so
- 00:19:15what this did I
- 00:19:17promoted my client not me the client was
- 00:19:22blown away like I made him famous and
- 00:19:25what was really interesting it not only
- 00:19:27increased what I said earlier the
- 00:19:28referal program he just was always
- 00:19:30talking about me he even mentioned me at
- 00:19:32his wedding you know he invited me to
- 00:19:34his wedding and then he mentioned me in
- 00:19:35his wedding speech right that I put him
- 00:19:37on a billboard okay and he not only
- 00:19:40promoted me to everybody the second
- 00:19:42effect was all other clients that saw
- 00:19:44that were like wow fluid isn't just a
- 00:19:46client relationship they're promoting me
- 00:19:48personally and remember how personal
- 00:19:50business is you know people always say
- 00:19:51business isn't personal it's
- 00:19:53personal it is personal and if you take
- 00:19:56it personally and treat people with
- 00:19:57respect and help them
- 00:19:59you will be Blown Away about how that
- 00:20:01will change your life and those people
- 00:20:03that I ended up putting about 20
- 00:20:04different people over the years on
- 00:20:06billboards they became close close
- 00:20:07friends and clients and you know I'm
- 00:20:09building their personal Brands while all
- 00:20:11at the same time promoting my business
- 00:20:12that's one marketing hack the second
- 00:20:14marketing hack is community this is such
- 00:20:16an undervalued Marketing System that
- 00:20:18people I I I think it's the how you can
- 00:20:20beat big companies if you think about
- 00:20:22big Banks and institutions for example
- 00:20:24they can't communicate with their
- 00:20:25customers in an easy way anymore without
- 00:20:27getting into trouble with gdpr but more
- 00:20:29importantly their customers can't talk
- 00:20:31to their customers cuz they're so scared
- 00:20:33community and harnessing it is literally
- 00:20:35one of the most exciting marketing hacks
- 00:20:37of 2025 I I I would start a business
- 00:20:40today totally focused on community if I
- 00:20:44was you and if you've done a niche like
- 00:20:46I said earlier if you followed my advice
- 00:20:47in Niche Community should be really easy
- 00:20:49so the power of community is let's say
- 00:20:52on help bank right help bank is a
- 00:20:53platform we built to help people help
- 00:20:55people there's
- 00:20:56195,000 people registered on that
- 00:20:58platform and the idea is that 195,000
- 00:21:01people could all potentially promote
- 00:21:03your business today and that costs
- 00:21:04nothing once you build it up once or you
- 00:21:06built it up initially that Community can
- 00:21:08keep on supporting you and you of course
- 00:21:10must support that Community the most
- 00:21:13important thing with a community is that
- 00:21:14you understand you all have the same
- 00:21:16purpose for being there you don't have
- 00:21:17to have the same personality you don't
- 00:21:19have to have the same beliefs and
- 00:21:20everything it's just certain things you
- 00:21:22believe in so why is everyone at a help
- 00:21:23bank for example well they're there
- 00:21:25because they believe that everyone
- 00:21:26deserves a chance to live their dream
- 00:21:27and that they've got knowledge to share
- 00:21:28they want to give and vice versa they
- 00:21:30want to get some help and they can't
- 00:21:31afford necessarily to pay for help or
- 00:21:32they don't want to because it's not
- 00:21:33always the best thing right so Community
- 00:21:35is about having shared values so if you
- 00:21:38can create even 10 people in a community
- 00:21:41even 10 friends and you all promise to
- 00:21:44promote each other's businesses that's
- 00:21:46the beginnings of a community and if you
- 00:21:48get it right those 10 friends of yours
- 00:21:50might have a few thousand followers on
- 00:21:52their Instagram and if they all post for
- 00:21:54you today that could promote your
- 00:21:56business for nothing and so like
- 00:21:58Community marketing is I I'm going to do
- 00:22:01a whole video just on that I think it's
- 00:22:03just so exciting and such a big
- 00:22:05opportunity and it doesn't have to be
- 00:22:06hundreds of thousands of people like I
- 00:22:07now have in my community hundreds of
- 00:22:09thousands of people but you don't need
- 00:22:10it I started with five people you know
- 00:22:13there's five people I first started with
- 00:22:14are still part of that community and
- 00:22:15very very active like and I've helped
- 00:22:17them and they've helped the community
- 00:22:19it's it's such an exciting way to build
- 00:22:21a business too and it's a marketing hack
- 00:22:23that not many people talk about I think
- 00:22:24it's really a big opportunity the third
- 00:22:26marketing hack again this is an old one
- 00:22:28but still really relevant email
- 00:22:31marketing now uh there's a lot of rules
- 00:22:34now with gdpr in England and other uh
- 00:22:38email marketing uh systems that govern
- 00:22:41how you collect data and how you use
- 00:22:43data but I think in the beginning of a
- 00:22:45business you're much more free for
- 00:22:47example if you've got I don't know 200
- 00:22:50people in your University that you know
- 00:22:51if you email them one by one if you make
- 00:22:53the effort you're going to avoid all
- 00:22:55these silly rules that stop early stage
- 00:22:57businesses growing cuz you're not mass
- 00:22:58mailing people email people one at a
- 00:23:00time and ask them to promote your
- 00:23:02business ask them if they buy your
- 00:23:04product ask them how much they pay ask
- 00:23:06them if they're willing to promote if
- 00:23:07you pay them get to know that 200 people
- 00:23:09in your University make that part of
- 00:23:11your community and you can do it through
- 00:23:12emailing emailing is free and weirdly
- 00:23:16it's really weird like you email even
- 00:23:17the most famous to people they respond
- 00:23:19to email it it's really kind of amazing
- 00:23:22I I just emailed Mark cubin the other
- 00:23:23day he's actually reading his own email
- 00:23:25right once you found the email he's
- 00:23:26actually reading it like I think I think
- 00:23:28this is such a old way but still so
- 00:23:31underrated and it's cheap and once
- 00:23:34you've got someone's email like I've got
- 00:23:3611 million people following me online
- 00:23:38I'd give it all up for 1 million email
- 00:23:40addresses instead like it it's so much
- 00:23:43more powerful to have an email and so
- 00:23:45marketing wise focus on building an
- 00:23:47email list okay and number four I've got
- 00:23:50to mention in this day and age social
- 00:23:51media now I know as soon as I say it's
- 00:23:53like oh my God he's giving social media
- 00:23:55tip as a marketing hack like people
- 00:23:57still aren't really realizing what's
- 00:23:58happening in social media like we got
- 00:24:00350 million views on our content across
- 00:24:03Tik Tok Instagram and YouTube shorts in
- 00:24:04the last 30 days like it's mindblowing
- 00:24:07it's the new TV and so I don't care what
- 00:24:09your business is you can come up with a
- 00:24:11social media viral hack right if you
- 00:24:13were um going to start a cleaning
- 00:24:15business we help these two twins that
- 00:24:17have just started a cleaning business so
- 00:24:18we advise them to go into the street and
- 00:24:20start cleaning stuff that no one else
- 00:24:21will clean they've blown up on social
- 00:24:22media they're they're cleaning London
- 00:24:24Bridge and they're cleaning that no
- 00:24:25one else wants to clean they're making
- 00:24:26money from their social media they're
- 00:24:27getting brand sponsorship it's a wild
- 00:24:29wild west out there right now we don't
- 00:24:31need these TV companies or
- 00:24:32Billboards or any of it we don't need
- 00:24:34any of it you can just get straight out
- 00:24:36there right now with your phone and
- 00:24:38create viable content it's easier than
- 00:24:40you think and it's all about effort and
- 00:24:41it's all about testing and triing things
- 00:24:44right and take it from someone that's
- 00:24:45done that right I'm not just saying you
- 00:24:47should go build viable content go watch
- 00:24:49my content it's about having a hook at
- 00:24:51the beginning that's exciting a little
- 00:24:53bit of value could be humor it can be it
- 00:24:56can be education some value and then an
- 00:24:58end that kind of goes who people are
- 00:25:00interested right like use it don't be
- 00:25:03lazy and think oh everyone's on social
- 00:25:05media now no no you're wrong companies
- 00:25:07are losing out on social media because
- 00:25:09they're doing it which means you
- 00:25:10can replace them if you do it well give
- 00:25:12it some give it some real effort that's
- 00:25:13the key and you've got to be consistent
- 00:25:15post generally every day and do
- 00:25:17something that has a good hook and do
- 00:25:18something that's fun get out there
- 00:25:21social media it's still it's still a
- 00:25:23hack I'm going to put been in here that
- 00:25:25people haven't completely utilized so
- 00:25:27there's some marketing hacks for you
- 00:25:28I've actually done a whole video on
- 00:25:29marketing I've gone very deep on this
- 00:25:30subject so maybe after this video go
- 00:25:32watch that but hopefully this will help
- 00:25:34you get going at least right how to
- 00:25:35build a team probably the most important
- 00:25:37part building any business despite what
- 00:25:40everyone thinks with AI and how AI is
- 00:25:42going to replace everybody everyone
- 00:25:44right now is telling me about how AI is
- 00:25:46going to be uh the most the next billion
- 00:25:49dollar company is for people in AI
- 00:25:51probably true but frankly Instagram was
- 00:25:5311 people with no Ai and still became a
- 00:25:54billion dollar company but still people
- 00:25:57I think teams in general have more than
- 00:26:00just I need people to do the work it
- 00:26:02also creates a sense of community your
- 00:26:05First Community in your business is
- 00:26:06probably your team and I feel like team
- 00:26:08is such an undervalued thing now stage
- 00:26:10one of your business is probably like I
- 00:26:12said earlier a co-founder right someone
- 00:26:14so I won't go over that again but having
- 00:26:16someone that is with you that has the
- 00:26:19opposite skill to you same moral code
- 00:26:23that's definitely in my opinion step one
- 00:26:24in your team not everybody needs a
- 00:26:26co-founder I personally really like it
- 00:26:28and I think it can also be doesn't have
- 00:26:30to be a co-founder if youve got the
- 00:26:31money and you don't need to make them a
- 00:26:32co-founder necessarily you can just make
- 00:26:34sure they've got a skill set that you
- 00:26:36need right so normally I was hire an
- 00:26:38accountant or PA when I first start any
- 00:26:40business that's the first team member I
- 00:26:42need to complement my skills right I'm
- 00:26:44very badly organized so I need someone
- 00:26:47that helps me organize that so so you
- 00:26:48got to list what you're bad at and get
- 00:26:50that key skill in day one that's going
- 00:26:52to give you what you need so you don't
- 00:26:54fall over right so if you're bad at
- 00:26:56accounts get someone in that's going to
- 00:26:57help you be organized of everything the
- 00:26:59next thing on the team to think about
- 00:27:01when you start a company my opinion is
- 00:27:03you can hire a lot of generalists these
- 00:27:05are people that can do everything and
- 00:27:07generalists um and this is why I quite
- 00:27:10like interns when I first start a
- 00:27:12company having someone that is willing
- 00:27:13to do everything they're willing to go
- 00:27:15and get the cup of tea for someone
- 00:27:16they're willing to sit down and go
- 00:27:18through a spreadsheet and figure out you
- 00:27:19know what the data says about what
- 00:27:20you're doing right and what you're doing
- 00:27:21wrong they're willing to go Source stuff
- 00:27:23in China for you if you need it Whatever
- 00:27:25It Is they're willing to do it right and
- 00:27:27generalists are really important at the
- 00:27:28beginning but you still want to give
- 00:27:30some structure to your team you want to
- 00:27:31make sure that everyone is clearly what
- 00:27:33we call okay eyes right they're clearly
- 00:27:34listing what they're going to check what
- 00:27:37they're going to do and how they're
- 00:27:39going to do it so each week the way I do
- 00:27:41it is on a Monday we say what we're
- 00:27:43going to achieve for the week and on the
- 00:27:44Friday we check in to see if it was
- 00:27:45achieved right so we're doing two posts
- 00:27:47a day did that happen uh what happened
- 00:27:50with the product we're trying to Source
- 00:27:52you know whatever it is like we we have
- 00:27:54a Monday check-in and a Friday
- 00:27:55conclusion don't manage people manage
- 00:27:57person purpose and this is the thing I
- 00:27:59really want to make sure I get across
- 00:28:02purpose so once you've got your skills
- 00:28:04list listed here of what you actually
- 00:28:05need and you got your generalists in
- 00:28:07okay I'm going to talk about moving away
- 00:28:08from generalist in a minute but
- 00:28:09generalist at the beginning people that
- 00:28:10are willing to do anything the very
- 00:28:11important thing when building a team is
- 00:28:13including your purpose okay so the way I
- 00:28:15do it is I I'm very clear what I want to
- 00:28:17achieve right I I want to fix the
- 00:28:19education system I want to help people
- 00:28:20do what they love I want people to not
- 00:28:22be stuck in jobs they don't love I want
- 00:28:23people to realize they can do anything
- 00:28:25and I want people that care about that
- 00:28:26same problem I want people who who
- 00:28:28really believe that people should be
- 00:28:29free to do what they love and not
- 00:28:31trapped by what they don't know okay so
- 00:28:34free knowledge to people to do what they
- 00:28:35love now when I'm bringing people in
- 00:28:37they can have the skill but if they
- 00:28:39don't care about that as much as I do
- 00:28:40it's not going to work so I want people
- 00:28:42to care about that as much as I do and
- 00:28:43you can check if people do various ways
- 00:28:45if you're hiring someone to help you you
- 00:28:47know fix something in the world's wrong
- 00:28:49with the planet and then you see that
- 00:28:50they're driving a Hummer probably not
- 00:28:52true that they really care about that
- 00:28:53problem right so you got to make sure
- 00:28:55that the purpose you have is clear list
- 00:28:57it out be super clear by the way this
- 00:28:59will help you get up in the morning too
- 00:29:01if you're very clear about the purpose
- 00:29:02it will make you go and do it because if
- 00:29:04you don't do it someone dies if you
- 00:29:05don't do it the planet suffers right you
- 00:29:07need this too but you need to make sure
- 00:29:09the people you hire in your team have
- 00:29:11this exact same thing now I will just
- 00:29:14quickly highlight the mistake I made in
- 00:29:16the past I have hired people that are
- 00:29:19available you don't really want people
- 00:29:21that are just available what you
- 00:29:22actually want is people that are perfect
- 00:29:24for the job so I have done this made
- 00:29:27this mistake someone says oh Johnny
- 00:29:29friend of mine he's available do you
- 00:29:30want to hire him I'm like okay no that's
- 00:29:34a mistake that I have made in the past
- 00:29:36what you want to make very clear as you
- 00:29:37especially when you scale the business
- 00:29:38is who do you actually want to work in
- 00:29:41the business so when I was building
- 00:29:42fluid I was 10 years into building that
- 00:29:44company and I realized I wanted to have
- 00:29:47someone come in as CEO and run it and
- 00:29:49the first time I brought someone in I
- 00:29:51made a mistake it was someone I knew
- 00:29:53they weren't the best in the business I
- 00:29:54like them and I trusted them very
- 00:29:56important two pieces but they weren't
- 00:29:58the best in the business so when I
- 00:29:59brought them in that of course meant
- 00:30:01they weren't best in the company even
- 00:30:02though I thought I could change them and
- 00:30:03I could train them I was wrong so I did
- 00:30:06it again I hired a new CEO and this time
- 00:30:09I went to the most successful company in
- 00:30:11Asia and I found the number two and I
- 00:30:14hired them okay so look for the
- 00:30:17best you know it it's harder it might
- 00:30:21take you a little bit of time you may
- 00:30:23might have some strain where you don't
- 00:30:24have the full team that you need you
- 00:30:26will be thanking me lately later if you
- 00:30:28if you are very patient around this it's
- 00:30:30so important to look for the
- 00:30:32best the final thing I'll say on team
- 00:30:35and this is getting a bit more advanced
- 00:30:36now but as you build up the company you
- 00:30:38want to move away from generalists to
- 00:30:41Specialists so this a little bit ties
- 00:30:43into what I just said about having the
- 00:30:45best but you want people that are really
- 00:30:47good at the thing that you need them for
- 00:30:49so when I first started out building the
- 00:30:51company I'm building today I brought in
- 00:30:53someone called Talia she was amazing she
- 00:30:55worked with me for 4 years many of you
- 00:30:57might know her
- 00:30:58and she was really good at a lot of
- 00:30:59things but as we grew the company we
- 00:31:01needed people that were very good at
- 00:31:03editing people that were very good at
- 00:31:04social media and so I started hiring
- 00:31:06people that were very good in particular
- 00:31:08things and that's how you grow a company
- 00:31:10you move from generalist to Specialists
- 00:31:12I'm a generalist myself I become now a
- 00:31:15specialist in marketing so what can
- 00:31:16happen with the generalists is as
- 00:31:18they're doing lots of different things
- 00:31:19they might say well I really like doing
- 00:31:21the YouTube videos but I hate cleaning
- 00:31:23the toilets right so then you get a
- 00:31:25cleaner in that doesn't mind doing that
- 00:31:27right they find that therapeutic or
- 00:31:28that's what they want to do the point
- 00:31:29I'm getting to is that you want to make
- 00:31:30sure that you really understand the
- 00:31:32people that are generalists now as they
- 00:31:34develop and help them become specialist
- 00:31:36in something so I'm now a specialist in
- 00:31:38my own company I am the marketing guy in
- 00:31:41my own company right I would hire me I'm
- 00:31:44I'm good at marketing I am probably one
- 00:31:45of the best you can put me in that role
- 00:31:48but maybe 20 years ago I wasn't the best
- 00:31:50so I would probably hire someone in to
- 00:31:52do that role you see what I mean like
- 00:31:53even replacing yourself as a Founder
- 00:31:55okay so that's team that's how you build
- 00:31:56a team that's how you think about team
- 00:31:58and don't forget to give your team
- 00:31:59Equity it might you don't have to do it
- 00:32:01straight away but give people a path to
- 00:32:03ownership give people a piece of the
- 00:32:04business because they're never going to
- 00:32:05work as hard as you do unless they have
- 00:32:07the same purpose as you loving what
- 00:32:09they're doing and they get the upside
- 00:32:11that you get so give people equity in
- 00:32:12your business over

- 00:32:46now the first thing I'm going to tell
- 00:32:48you about
- 00:32:49selling is it's not a dirty
- 00:32:52word if you hear this and you think oh
- 00:32:55selling don't really like selling oh
- 00:32:57selling
- 00:32:59you're completely mad and if you think
- 00:33:01you can't sell you're completely wrong
- 00:33:03and you've been brainwashed now no one
- 00:33:04really wants you to learn to sell you
- 00:33:05know why cuz you're free forever once
- 00:33:07you learn to sell once you learn to sell
- 00:33:08you don't need anybody like every single
- 00:33:10person in my team could today go start
- 00:33:13their own business because they've got a
- 00:33:15skill and they can sell and it is
- 00:33:18literally like you know walking into a
- 00:33:20restaurant and saying hey I can take
- 00:33:21care of your social media for you if you
- 00:33:23want it's it's that simple right selling
- 00:33:26is not what you've been told this kind
- 00:33:27of like use car salesman you want to buy
- 00:33:30this car that doesn't work no that's not
- 00:33:32how sales really is that's a lie right
- 00:33:35sales is literally you bonding with
- 00:33:37someone else and then buying into your
- 00:33:39vision and buying into your product and
- 00:33:41you working for them to make sure that
- 00:33:43they're happy so that they continue to
- 00:33:44use you and they recommend you to other
- 00:33:46people like it's a beautiful thing sales
- 00:33:49and there is a simple structure to
- 00:33:50selling I'm going to quickly tell you if
- 00:33:52you want to sell something to someone
- 00:33:53you know the whole idea like um it's a
- 00:33:55Wolf of Wall Street you know sell me
- 00:33:57this book sell me this book okay and
- 00:33:59then wolf for wsh sell me this pen and
- 00:34:01everyone misses what that that whole
- 00:34:03thing is actually about what it is is
- 00:34:04like don't sell to people that don't
- 00:34:06need a pen don't sell to people that
- 00:34:07have already got the book if you've
- 00:34:08already got the book why would I sell it
- 00:34:09to you again or you don't need the book
- 00:34:10you're not looking to start a business
- 00:34:11you don't need the book so don't sell to
- 00:34:13people that don't need it the golden
- 00:34:14rule is this there's three steps to
- 00:34:16selling and it's very important you do
- 00:34:17it in this order number one does the
- 00:34:19person you're selling to need what
- 00:34:20you're selling do your research don't
- 00:34:23bother selling to people that don't need
- 00:34:24it it's very demoralizing and you might
- 00:34:26have a conclusion that people don't want
- 00:34:27your product because you're selling to
- 00:34:29people something they don't need so
- 00:34:30determine whether people need you the
- 00:34:32second thing is build a relationship do
- 00:34:34people like you that's why today if you
- 00:34:36look on social media all the social
- 00:34:37media platforms that are really popular
- 00:34:38are people not companies people want to
- 00:34:40buy from people it's always the same
- 00:34:42it's been the same for thousands of
- 00:34:44years it's about you and me connecting
- 00:34:46before you buy something from me like my
- 00:34:48book you have to know me you have to
- 00:34:49like me you have to want to support my
- 00:34:50course you want to know what I'm going
- 00:34:51to do with the money you want to know
- 00:34:52these things right so like being
- 00:34:54transparent in sales is the key not
- 00:34:56setting you don't need to people
- 00:34:59being transparent about the ingredients
- 00:35:01in your food or the weakness and
- 00:35:03strength of the product that you're
- 00:35:04selling right bake a relationship with
- 00:35:06someone so that they like you and they
- 00:35:09trust you because the third step which
- 00:35:11is where most people start in sales
- 00:35:13which is the price in the product this
- 00:35:14is the product this is the price most
- 00:35:16people start there it's a big mistake
- 00:35:17don't start there that's the end because
- 00:35:19if someone likes you and they need you
- 00:35:23they will find a way to pay for your
- 00:35:25product they will find a way to make the
- 00:35:27deal work I've actually had this where I
- 00:35:30have a relationship with someone and
- 00:35:31they need my service where I've gone to
- 00:35:33them with a proposal of a million pounds
- 00:35:36of how much I was going to charge them
- 00:35:37and they said Simon charge me 1.7
- 00:35:39million you've undercharged in this
- 00:35:42because I built the relationship with
- 00:35:43them they trust me and they need me they
- 00:35:44need me to be successful they need me as
- 00:35:47a business to do well so they'll pay me
- 00:35:49more and this is never taught to anybody
- 00:35:52because the school system doesn't want
- 00:35:53you to learn to sell because they want
- 00:35:54you to go get a job right it's just that
- 00:35:57blunt
- 00:35:58so if you're an introvert you can sell
- 00:36:00you can use email marketing the other
- 00:36:01techniques I've talked about earlier if
- 00:36:02you're introvert you can not show your F
- 00:36:04on camera and do point of view type
- 00:36:06videos if you're an extrovert of course
- 00:36:08you can go on camera like me and there's
- 00:36:09all sorts of other options right but you
- 00:36:11can sell tell your subconscious
- 00:36:13you can sell and don't think it's a
- 00:36:14dirty word it's it should be the word
- 00:36:16for freedom I think the word should be
- 00:36:18relabeled sales equals Freedom learn to
- 00:36:21sell I've actually done a whole very
- 00:36:22long video on this uh but I've given you
- 00:36:24the basics here if you want to know more
- 00:36:26there is another video you can watch at
- 00:36:27the end of this one but there is one
- 00:36:28final thing I want to make sure I share
- 00:36:29with you and this is what I call the
- 00:36:31second secret to
- 00:36:34selling now it does depend on your
- 00:36:36business but the best thing you can ever
- 00:36:39do is create case studies so case
- 00:36:44study
- 00:36:46ultimately equals social
- 00:36:51proof right it
- 00:36:54proves that you are good at what you do
- 00:36:58or that your product has done what you
- 00:37:00promised via normally the client that
- 00:37:04you serviced part of this is
- 00:37:06testimonials okay like reviews online
- 00:37:09and stuff like that but most of the time
- 00:37:11it's you packaging up what you did for
- 00:37:14that client so it could be a product
- 00:37:16let's say you um you you sold a match
- 00:37:18tea product and someone drunk it and it
- 00:37:20helped them sleep better you want to get
- 00:37:23the tracking information and their
- 00:37:25testimonial and put together proof that
- 00:37:27this drink that they drunk actually
- 00:37:29helped them do the thing you said it
- 00:37:30would do because in in marketing we will
- 00:37:32say sell the sizzle not the steak right
- 00:37:34don't sell the steak everyone selling
- 00:37:35steak sell the outcome of the product
- 00:37:37sell the sizzle right what was the
- 00:37:39result of using your product that meant
- 00:37:41people's lives were better okay whatever
- 00:37:43that whatever that might have meant so
- 00:37:46creating a case study is like the secret
- 00:37:48secret weapon in sales the reason I sold
- 00:37:51my company and I'll get into this a bit
- 00:37:52later is partly because we had case
- 00:37:54studies that would take years and years
- 00:37:56for someone else to make that's one of
- 00:37:58the reasons they bought the company
- 00:38:00because we had this proof we we started
- 00:38:02something and then one year later we
- 00:38:04done it and then we did a case study to
- 00:38:06prove how good it was we didn't need to
- 00:38:08sell anymore I I didn't I'm a salesp
- 00:38:09person I didn't need to sell anymore I
- 00:38:10just send people the case study and then
- 00:38:12they read the data the comments the
- 00:38:15information to say whoa you had this
- 00:38:18effect that's it I'd like to buy your
- 00:38:20product where do I sign right create
- 00:38:22case studies it's so not talked about
- 00:38:24and it is literally one of the most
- 00:38:26amazing hacks you'll ever create for
- 00:38:27your business and it will create value
- 00:38:29for your business which I'll talk about
- 00:38:30in a minute when we get onto how to sell
- 00:38:31a company right case studies learn how
- 00:38:33it works hopefully this helps next up
- 00:38:35how to build a brand now I did talk a
- 00:38:37little bit about this earlier but you
- 00:38:38know what I'm it's such an important
- 00:38:40subject I I think that so many people
- 00:38:41don't understand even though you see
- 00:38:43your Nike and apple all these billion
- 00:38:45dollar companies have a brand I think
- 00:38:47people don't understand what a brand is
- 00:38:49so at fluid I'm going to quickly run
- 00:38:51through the framework of how we built
- 00:38:52one of the most successful brands in
- 00:38:54Asia okay the number one thing was we
- 00:38:56had purpose
- 00:38:58now I'm going to tie this all together
- 00:38:59maybe the triangle is the best way
- 00:39:02purpose at the top okay and when I first
- 00:39:04started the company by the way when I
- 00:39:05first started the agency I had the
- 00:39:07purpose wrong so the original purpose of
- 00:39:08the business was to create impactful
- 00:39:11marketing and branding campaigns that
- 00:39:13help brands do great things right so in
- 00:39:16my mind you know people like the Wall
- 00:39:18Street Journal were my client okay uh
- 00:39:20and I wanted to make them happy but
- 00:39:23problem with that is that well first of
- 00:39:25all every other agency was doing the
- 00:39:26same thing the second is that I noticed
- 00:39:28after about year two people started to
- 00:39:30leave the company and when I asked them
- 00:39:31why they were like well we're just
- 00:39:32trying to help Brands make money you
- 00:39:34know like who cares about that you know
- 00:39:36like I I I do care about it because it
- 00:39:38pays my bills but equally like it's not
- 00:39:40that exciting is it so I like okay what
- 00:39:42would excite you they told me two things
- 00:39:44that I now build into every business
- 00:39:45number
- 00:39:46one quality of
- 00:39:50life and what that basically meant was I
- 00:39:52was working with a lot of designers and
- 00:39:54they felt like Brands just wanted to
- 00:39:56squeeze as much out of them to make
- 00:39:59money um which is by the way the problem
- 00:40:02I have with anyone that sells time you
- 00:40:03shouldn't sell time you should buy time
- 00:40:05but they they weren't really feeling
- 00:40:06valued so the brand would say I want it
- 00:40:07done tomorrow at 12 but like okay well
- 00:40:10it's a process creativity is a process
- 00:40:12so um you know can we do it at five you
- 00:40:15know and and the brands like okay I
- 00:40:16guess but even doing it at five for the
- 00:40:18creatives was stressful right you're not
- 00:40:19allowed to enjoy the process because you
- 00:40:21got to get done by five so quality of
- 00:40:23life was one thing and then the other
- 00:40:24side of it was personal goals
- 00:40:29so the second thing I learned is that
- 00:40:31people were leaving because we weren't
- 00:40:32necessarily ticking the boxes for their
- 00:40:34personal goals what what what did the
- 00:40:35people in the company actually want and
- 00:40:37and so we basically completely changed
- 00:40:39the purpose of the company we switched
- 00:40:41it from the brands are our purpose to
- 00:40:43the team is our purpose so our whole and
- 00:40:46i' I've built this into every business
- 00:40:48i' I've I've run since it's like okay we
- 00:40:50want people to have a quality of life
- 00:40:52okay so what does quality of life mean
- 00:40:53for some people that's like they want to
- 00:40:55have Awards they want to win stuff they
- 00:40:57want to prove that they're the best in
- 00:40:59the business so part of it was winning
- 00:41:02Awards right being recognized for being
- 00:41:05good at their work um and then uh for
- 00:41:08others it was literally being able to
- 00:41:09have time off when they want so we we
- 00:41:11basically gave people unlimited holidays
- 00:41:13you can have a holiday whenever you want
- 00:41:14you don't even fill out a holiday form
- 00:41:16and and so we we created this whole kind
- 00:41:18of like feeling of it wasn't about
- 00:41:21executing based on what the clients want
- 00:41:23we completely switched our purpose to
- 00:41:24being like how can we look after our
- 00:41:25creatives so they enjoyed working there
- 00:41:28and you know what that did that meant we
- 00:41:29had the best creatives in the world
- 00:41:30working with us and you know what that
- 00:41:31means all the brands wanted to work with
- 00:41:33us anyway because we had the best
- 00:41:34creatives right so it's like kind of
- 00:41:37purpose is so important when building a
- 00:41:38brand because we then won awards in Asia
- 00:41:42for culture of the year or best company
- 00:41:45to work at which also meant people were
- 00:41:48proud right personal gains they were
- 00:41:49like well I'm working for the company
- 00:41:51that you know was just creative agency
- 00:41:53of the year and uh was given these
- 00:41:55awards for doing these good things for
- 00:41:57for people making things happen for the
- 00:41:58people in the company right so people
- 00:42:00felt like they were also part of
- 00:42:01something more important than just
- 00:42:03helping a brand like everybody else was
- 00:42:05they were actually building culture
- 00:42:07around respecting creativity respecting
- 00:42:09creatives giving creatives the space to
- 00:42:11do good work not by 5:00 like the brands
- 00:42:14wanted but by when it was ready and so
- 00:42:17Brands by default would end up working
- 00:42:19with us anyway although they weren't
- 00:42:20happy that it wasn't done by five they
- 00:42:22wanted it done by us because we were the
- 00:42:24best right so building brand sometimes
- 00:42:27comes inward first like your culture
- 00:42:29inside your company and I was going to
- 00:42:30write culture here is the last thing you
- 00:42:32know like what do you really want to
- 00:42:34achieve now most businesses will tell
- 00:42:36you they want to make a load of money
- 00:42:37and there's nothing wrong with making
- 00:42:39money like I said earlier I want people
- 00:42:40to make money I want people to build
- 00:42:42businesses that make money I think
- 00:42:44charity model is broken I think you
- 00:42:45should build a business that makes money
- 00:42:47but the culture of the business should
- 00:42:49always be about how you actually making
- 00:42:51a difference to not only your team but
- 00:42:53hopefully the people you serve and you
- 00:42:55stand for something right your brand
- 00:42:57means something that means you're going
- 00:42:59to say no to certain things okay if you
- 00:43:01look at any brand out there that's
- 00:43:02actually successful this goes all the
- 00:43:04way back to what I said to you at the
- 00:43:05beginning about owning a niche if you
- 00:43:07actually understand who you're servicing
- 00:43:09you'll know who to say no to so I
- 00:43:10remember uh Steve Jobs saying on one
- 00:43:12video once that everyone told him that
- 00:43:14he shouldn't be charging so much for his
- 00:43:16phone it's not competitive but his Niche
- 00:43:18was creative people who cared about how
- 00:43:20the product looked okay so he said no to
- 00:43:23having a cheaper phone okay and that was
- 00:43:26the right thing to to say and the right
- 00:43:28thing to do because he knew his Niche he
- 00:43:30knew his culture he knew what his
- 00:43:32product was trying to achieve and he was
- 00:43:34able to say no when everybody in the
- 00:43:35market told him a phone with no keyboard
- 00:43:38at that price good luck getting business
- 00:43:40clients you know he just knew what they
- 00:43:42were trying to do he knew his brand and
- 00:43:45I think that's that's why I really think
- 00:43:47people need to spend more time on this
- 00:43:48than you think especially in the agency
- 00:43:50space you've really got to understand
- 00:43:52your brand if your brand isn't strong
- 00:43:54your brand isn't good why would another
- 00:43:55brand work with you your brand is going
- 00:43:57to directly reflect them if they hire
- 00:43:59you they're going to look at your
- 00:44:01branding and say well why would I work
- 00:44:03with this company what do you stand for
- 00:44:05what do you care about work on brand and
- 00:44:08follow this framework have purpose at
- 00:44:09the top think about quality of life for
- 00:44:11your people the personal gains of your
- 00:44:13people like giving them Equity right
- 00:44:14don't forget to give them equity and
- 00:44:17then culture what are you actually here
- 00:44:19trying to do don't think about the money
- 00:44:21always that will you up think about
- 00:44:23how you can build a brand that has value
- 00:44:25Beyond money and then you can charge
- 00:44:27anything brand is the product that
- 00:44:29drives up price Nike shoes are $10 made
- 00:44:33in China how can they charge $250 for
- 00:44:35these shoes right because they have a
- 00:44:36brand they stand for something it means
- 00:44:38something when you wear it people know
- 00:44:40the story that's what you need to build
- 00:44:42in your business any agency that's
- 00:44:44successful has a brand think about it
- 00:44:46you probably know them ogy has a brand
- 00:44:49it means something over was all about
- 00:44:51copywriting it was all about the art of
- 00:44:53the word you got to know what your brand
- 00:44:55stands for what makes you unque unique
- 00:44:57and build it into your philosophy
- 00:44:59finally how to sell your business for a
- 00:45:01fuckload of money is one of my favorite
- 00:45:02subjects and I'm going to touch on this
- 00:45:04in a way you didn't expect exit sounds
- 00:45:07like the dream right sell your business
- 00:45:09I'm going to tell you how to sell your
- 00:45:10business but before I do I'm going to
- 00:45:11tell you to not want to sell your
- 00:45:12business if you want to get a lot of
- 00:45:14money for your company or you really
- 00:45:15want to get value out any sales process
- 00:45:19don't want to sell it right build a
- 00:45:21business you love I have seen it too
- 00:45:23many times where people have come to me
- 00:45:25for investment I invest in business
- 00:45:27right and they say Simon please invest
- 00:45:28in us and I say okay sure what's the
- 00:45:30plan we're going to build it up over 3
- 00:45:31years and then Uber are going to buy it
- 00:45:33I'm like okay what if Uber don't buy it
- 00:45:36like uh well no they're going to buy it
- 00:45:38they're going to buy it probably
- 00:45:40not then what oh well I don't we'll get
- 00:45:44someone else to run it I don't know
- 00:45:45we'll see they're not building it
- 00:45:47because they love it and I never invest
- 00:45:48in those sorts of businesses okay
- 00:45:50because if you love it you're going to
- 00:45:51get even more money for it if you look
- 00:45:53at the biggest valuation in businesses
- 00:45:55have come when people didn't want to
- 00:45:56sell it in stagram the guys didn't want
- 00:45:57to sell it they were actually talking to
- 00:45:59venture capitalist businesses a few
- 00:46:00weeks up to the sale to Facebook and
- 00:46:04they weren't going to sell it to
- 00:46:05Facebook that's how they got a billion
- 00:46:06dollars for a company with 11 people in
- 00:46:08it okay not wanting to sell it is the
- 00:46:10key to selling it because even for me
- 00:46:13when I sold fluid I didn't need to sell
- 00:46:14it I wasn't actually running it every
- 00:46:16day and I had lots of free time I was
- 00:46:18working on other projects investing in
- 00:46:19businesses and I was making money from
- 00:46:21The Business Without Even working it and
- 00:46:22I deserved it cuz I buil it up for 10
- 00:46:24years my point is we got the most amount
- 00:46:26of money because I didn't need to sell
- 00:46:27it now there is a method and I'll talk
- 00:46:29about it in a minute about how you can
- 00:46:30proactively go and sell a company and
- 00:46:31there is something in that but being in
- 00:46:34love with your business even if you get
- 00:46:36to a point let's say I was CEO of fluid
- 00:46:37right I was no longer enjoying the
- 00:46:39day-to-day so I brought a CEO in to run
- 00:46:41it I became chairman which was great I
- 00:46:43just went out and played golf with
- 00:46:44people I smoothed with clients I used to
- 00:46:46just chill out thinking about the future
- 00:46:49strategizing I I moved out of the role
- 00:46:51of CEO which is very heavily operational
- 00:46:53and I moved into a role I quite enjoyed
- 00:46:55okay a chairman role and what I'm
- 00:46:57getting to is that to sell a business
- 00:46:59try to be in love with it the second
- 00:47:01thing if you want to exit a business and
- 00:47:04it might sound like I'm repeating myself
- 00:47:05a little bit here but it's team when
- 00:47:07people buy a business they're actually
- 00:47:08most of the time buying an operational
- 00:47:10service now there are cases where maybe
- 00:47:12for example you can buy a laundr and you
- 00:47:15don't need someone running it
- 00:47:16necessarily you can just buy it and take
- 00:47:18it over and and install someone to go
- 00:47:20and open up the door and turn on the
- 00:47:22machines fine but if you're building an
- 00:47:24agency business like we're talking about
- 00:47:25here you really really need to have key
- 00:47:28people involved in the business that are
- 00:47:32often part of the reason the company
- 00:47:33gets bought when my company was bought
- 00:47:35it was literally the management team
- 00:47:36that were partly buying now they could
- 00:47:38have hired all these people okay and the
- 00:47:40day they bought my company they
- 00:47:41increased the salary of Everybody by 20%
- 00:47:43roughly right so it's like they could
- 00:47:46afford to pay these people more than I
- 00:47:47was paying them because they're a
- 00:47:49massive company but they couldn't hire
- 00:47:51them easily because they didn't have the
- 00:47:53culture that we had built up back to
- 00:47:55what I was saying earlier right but team
- 00:47:57is crucial if you don't have the right
- 00:47:58team in place I even did one other
- 00:48:00clever thing that I didn't realize at
- 00:48:02the time but now I look back and realize
- 00:48:03is I had someone else running the
- 00:48:05company at that point right I hired a
- 00:48:06CEO so when I sold the company I wasn't
- 00:48:08tied into a four-year lockin where I had
- 00:48:10to work for that company in an earnout I
- 00:48:13I got the money the day day one they
- 00:48:14bought the company and I was out free to
- 00:48:16do whatever I wanted so bringing someone
- 00:48:18in to run the company alongside bringing
- 00:48:20people in that would love running the
- 00:48:22company is key to selling a company the
- 00:48:25third thing I'll tell you basically is
- 00:48:31Partnerships the person likely to buy
- 00:48:33your company is someone that's already
- 00:48:34benefiting from working with your
- 00:48:35company so we actually partnered up with
- 00:48:37PWC on a project and that project did so
- 00:48:40well and it worked out so good that they
- 00:48:41said this is pretty interesting we
- 00:48:43should probably buy your company so
- 00:48:44partnering up with your potential
- 00:48:46acquirers is pretty interesting and I
- 00:48:49always tell people 1 plus 1 equal
- 00:48:5111 and it's so true in Partnerships so
- 00:48:54PWC had Fortune 500 clients and we had a
- 00:48:57creative service that all those clients
- 00:48:59could buy so by partnering up with them
- 00:49:01and they have huge credibility we could
- 00:49:02easily get new clients too right so from
- 00:49:05their point of view they at that time
- 00:49:07were not necessarily known for their
- 00:49:09creative prowess or know they are now
- 00:49:11but they they could work with us and we
- 00:49:13would with case studies and all the
- 00:49:14other proof of service that we had go to
- 00:49:17clients and say look we're working with
- 00:49:19fluid here's a case study of what they
- 00:49:20did uh and we're going to bring in out
- 00:49:22financial and brain power and
- 00:49:24consultancy power and help uh and to
- 00:49:27between PWC and fluid we can do anything
- 00:49:29for you the client right and I think
- 00:49:31that that really created an incredible
- 00:49:33upsell opportunity for PWC and for us to
- 00:49:36enter a whole new client base that we
- 00:49:38perhaps weren't necessarily servicing so
- 00:49:40Partnerships are really big I don't
- 00:49:42really like this full thing I'm going to
- 00:49:43tell you but I see it working for people
- 00:49:46so I think I should mention it which is
- 00:49:48you can package up your company and
- 00:49:50there are companies out there that will
- 00:49:51help you sell it now my personal
- 00:49:54suggestion on this is if you if you
- 00:49:55really want to sell
- 00:49:58the first thing to do is what I've
- 00:49:59already mentioned bring someone else in
- 00:50:00to run the business now if you maybe you
- 00:50:03lose 50% of your revenue or your
- 00:50:05personal income but you're not running
- 00:50:07anymore so you can go do something else
- 00:50:09it's kind of interesting to do this
- 00:50:10because by the way it will help you sell
- 00:50:12it bring someone to run it but if you
- 00:50:13want to sell the company I would be
- 00:50:15really cautious about going to existing
- 00:50:18competitors and I'd think about how
- 00:50:21someone outside the industry could
- 00:50:22benefit from buying your business so
- 00:50:24again in my industry and the agen of
- 00:50:26business we're talking about now the
- 00:50:28leading brands are wpp olave V these big
- 00:50:31institutes Liam berett these big Brands
- 00:50:34they actually did try to buy my company
- 00:50:35many times but the amount they were
- 00:50:36offering was very low because they know
- 00:50:38how to do it all whereas PWC at the time
- 00:50:40were just learning how to expand into
- 00:50:42this creative space and so they paid a

- 00:51:01for years or spending years giving all

- 00:51:07try to think outside your industry when
- 00:51:08selling a company but that is one way
- 00:51:10you can do it you can package it up and
- 00:51:11do it that way I just think you're
- 00:51:13better off loving it building a great
- 00:51:14team and having partners and it will
