Résumé

TLDRThe video discusses the common frustration YouTubers face when their efforts result in a low-performing video, typically marked by a 10 out of 10 score in YouTube analytics. The presenter shares a real-life example from their own channel where a video, initially titled 'How I hit 100K Subs on every channel I start', underperformed due to an ineffective title and thumbnail combination. They illustrated the strategic changes made, including altering the title to 'How Genius YouTubers Grow Their Channels Fast' and updating the thumbnail to better resonate with viewers on YouTube. These changes significantly increased the video's impressions and click-through rates, transforming its performance from the lowest to one of the best among their recent uploads. Through this process, the presenter emphasizes the importance of constantly reevaluating video packaging and ensuring that the title and thumbnail effectively communicate the video's value to potential viewers.

heart and soul into a new YouTube video
  • 00:00:03
hit the upload button and then have the
  • 00:00:05
dreaded 10 out of 10 rating stare you
  • 00:00:08
back in the face I'm sure a lot of you
  • 00:00:09
know the feeling if you've been on
  • 00:00:10
YouTube for any amount of time you've
  • 00:00:12
seen videos that just simply do not
  • 00:00:14
perform very well it takes your Creative
  • 00:00:16
Energy and it crushes it in an instant
  • 00:00:18
wouldn't it be great if when we got a 10
  • 00:00:19
out of 10 video there was an easy way to
  • 00:00:21
    turn it into a 1 out of 10 I mean if I
  • 00:00:24
sat here and told you that absolutely
  • 00:00:25
that's possible you'd probably want some
  • 00:00:27
proof right well here's the thing it is
  • 00:00:29
possible and I do have proof if you've
  • 00:00:31
been keeping a Keen Eye on our Channel
  • 00:00:33
lately you've probably noticed a lot
  • 00:00:34
more videos where we interview small
  • 00:00:36
channels and show how they beat the odds
  • 00:00:39
or how they got a video to Skyrocket to
  • 00:00:41
hundreds of thousands of views despite
  • 00:00:42
their Channel being really small we're
  • 00:00:44
not going to do that today though
  • 00:00:45
instead we are going to talk about one
  • 00:00:46
of our own struggles that we had
  • 00:00:48
somewhat recently here and yes I know
  • 00:00:50
it's shocking but even big Channels with
  • 00:00:52
million subscriber plaques and gray cats
  • 00:00:55
have struggles too this is the story how
  • 00:00:57
we took a 10 out of 10 video and then
  • 00:00:59
turned it Weeks Later into a one of 10
  • 00:01:02
it all began with this video what big
  • 00:01:04
channels do that small channels don't
  • 00:01:07
this video honestly was kind of a
  • 00:01:08
passion project for me because all I did
  • 00:01:10
was talk about my personal favorite
  • 00:01:11
gaming creators and the things that they
  • 00:01:13
were doing on YouTube that helped them
  • 00:01:14
stand out one of the creators I featured
  • 00:01:16
in that video was Josh Strife Hayes now
  • 00:01:18
this was a creator that I had personally
  • 00:01:20
been a fan of just for quite some time
  • 00:01:22
and that's why he was in the video so
  • 00:01:24
when he commented on that video shortly
  • 00:01:26
after it was uploaded I was pretty
  • 00:01:27
shocked now knowing the advice that I
  • 00:01:29
would normally give a channel who was
  • 00:01:31
trying to do a collab with someone they
  • 00:01:32
had no rapport with yet I knew exactly
  • 00:01:34
what I needed to do with the help of our
  • 00:01:36
production team we came up with a pitch
  • 00:01:38
for Josh we wanted to see if he wanted
  • 00:01:40
to come on and talk to us he couldn't
  • 00:01:41
have been more gracious and he offered
  • 00:01:42
to give us a whole bunch of his time so
  • 00:01:44
that we can ask him any questions we
  • 00:01:45
wanted ask and just a few weeks later I
  • 00:01:47
find myself sitting in a call with Josh
  • 00:01:49
and talking about YouTube our team put a
  • 00:01:52
ton of work into this interview all
  • 00:01:54
right we had a whole bunch of questions
  • 00:01:56
that Josh did a brilliant job answering
  • 00:01:58
he gave us over an hour of his time so
  • 00:02:00
we had a ton of footage and I still had
  • 00:02:03
to record a separate section of the
  • 00:02:04
video to help kind of Drive the story
  • 00:02:05
along our editors as always did a
  • 00:02:07
phenomenal job on the final edit and as
  • 00:02:09
a team we work together on the title and
  • 00:02:12
thumbnail strategy for this video and
  • 00:02:13
our thumbnail designer made what we
  • 00:02:15
thought at the time was a good thumbnail
  • 00:02:16
but here's the thing what makes a 10 out
  • 00:02:18
of 10 video well it usually has
  • 00:02:20
something to do with the packaging the
  • 00:02:22
title and the thumbnail in our case we
  • 00:02:24
were faced with a very unfortunate 10
  • 00:02:26
out of 10 video now when this happens in
  • 00:02:28
the background it is a scramble to
  • 00:02:30
figure out what the heck is going on we
  • 00:02:32
did our research on this topic and yet
  • 00:02:35
we were getting really low Impressions
  • 00:02:36
and a really low clickthrough rate the
  • 00:02:38
views Were Far Below what I like to call
  • 00:02:40
the cone of shame that's that Gray Line
  • 00:02:42
in your analytics you know when you post
  • 00:02:44
a new video it tells you how you
  • 00:02:45
typically do yeah when you're below that
  • 00:02:46
that's that's where the shame comes in
  • 00:02:48
the original title for this video was
  • 00:02:50
how I hit 100K Subs on every channel I
  • 00:02:52
start we ended up using this thumbnail
  • 00:02:54
and we had two other alternate
  • 00:02:56
thumbnails we could have tried as well
  • 00:02:57
so first let's talk about the title
  • 00:02:59
which was a bit different than what we
  • 00:03:00
normally do on our Channel since we were
  • 00:03:02
putting a picture of the Creator we had
  • 00:03:04
interviewed on the thumbnail we wanted
  • 00:03:05
to give the title a little more
  • 00:03:07
personality so it was basically in his
  • 00:03:09
voice saying how he hit 100,000
  • 00:03:12
subscribers over and over again the
  • 00:03:15
thumbnail had his picture on it and then
  • 00:03:16
the channels in question that had hit
  • 00:03:18
over 100k so with that title in mind
  • 00:03:20
this was the thumbnail we were using and
  • 00:03:22
it's just Josh surrounded by his very
  • 00:03:24
large YouTube channels the title was
  • 00:03:26
inspired by the idea that we could maybe
  • 00:03:27
tell a story with the title in the
  • 00:03:30
thumbnail basically kind of telling our
  • 00:03:31
viewers hey we have somebody here who is
  • 00:03:34
no stranger to earning silver play
  • 00:03:35
    buttons the thumbnail inspiration came
  • 00:03:37
from another Channel known as Ali abdal
  • 00:03:39
Ali actually has a number of thumbnails
  • 00:03:41
kind of in this style and we really
  • 00:03:42
liked it so we wanted to kind of do our
  • 00:03:44
version of it here's the problem though
  • 00:03:45
just because you like a thumbnail that
  • 00:03:47
you saw someone else do on YouTube that
  • 00:03:48
doesn't necessarily mean it's going to
  • 00:03:49
work for any video the title of that
  • 00:03:51
video is five steps to start your first
  • 00:03:53
business he's surrounded by the steps
  • 00:03:55
for starting a business and the icons
  • 00:03:57
he's surrounded by are just very generic
  • 00:04:00
whereas Josh was surrounded by YouTube
  • 00:04:02
channels and the icons he's surrounded
  • 00:04:04
by were kind of like art that was custom
  • 00:04:06
done for those channels pictures that
  • 00:04:07
people weren't really used to seeing but
  • 00:04:09
in the case of Ali abd's thumbnail I
  • 00:04:10
mean it's a picture of money and there's
  • 00:04:12
a light bulb it just kind of
  • 00:04:14
communicates the whole message of the
  • 00:04:16
title a lot better anyway long story
  • 00:04:17
short we failed so what did we do next
  • 00:04:20
at first not a whole lot we just kind of
  • 00:04:22
talked about it and went back to the
  • 00:04:23
drawing board for title and thumbnail
  • 00:04:25
research but the thing is we were also
  • 00:04:27
working on new videos upcoming videos
  • 00:04:29
that were taking up our time and keeping
  • 00:04:31
us from trying to fix this one the
  • 00:04:33
second lesson here is that whenever you
  • 00:04:34
    have this situation where you've
  • 00:04:35
    uploaded a video and it's 10 out of 10
  • 00:04:37
you need to decide for yourself if it's
  • 00:04:39
worth it to spend the time updating it
  • 00:04:41
so that it can get the views you think
  • 00:04:43
it deserves we have the benefit of
  • 00:04:44
having a big team here but if it was
  • 00:04:46
going to take too much of our time from
  • 00:04:47
the next project we might have
  • 00:04:49
determined that it wasn't worth trying
  • 00:04:50
to save this video luckily though we got
  • 00:04:52
to a point where enough was enough we
  • 00:04:53
were sick of seeing that video sitting
  • 00:04:55
there with a really low rating and we
  • 00:04:57
decided to take action our research had
  • 00:04:59
now pointed us to an entirely new bit of
  • 00:05:02
packaging friend of the vid IQ Channel
  • 00:05:04
how to grow your gaming channel had
  • 00:05:05
recently published this video at the
  • 00:05:07
time it was simply called if you're
  • 00:05:09
under 1,000 Subs do this now and the
  • 00:05:11
thumbnail for this video could not have
  • 00:05:13
been more simple it basically just
  • 00:05:14
showed a new Channel with like over
  • 00:05:16
1,000 subscribers at the time of
  • 00:05:18
recording this video that video has 3/4
  • 00:05:20
of a million views so as much as we
  • 00:05:22
wanted to honor Josh as our guest in the
  • 00:05:24
video we decided it was time to maybe
  • 00:05:26
try something a little bit different our
  • 00:05:28
new title how genius you YouTubers grow
  • 00:05:30
their channels fast and our new
  • 00:05:31
thumbnail was this saying my third
  • 00:05:34
Channel just kind of plays into the
  • 00:05:36
genius aspect because below that is a
  • 00:05:39
    number circled basically showcasing they
  • 00:05:41
    have another 300,000 subscribers taking
  • 00:05:43
the words my third Channel and then
  • 00:05:46
highlighting the fact that they have
  • 00:05:47
over 300,000 subscribers on their third
  • 00:05:49
Channel kind of plays into this idea of
  • 00:05:51
a genius YouTuber who really knows what
  • 00:05:53
    they're doing nothing about this
  • 00:05:54
packaging felt disingenuous or like it
  • 00:05:57
was a bad fit for the content itself we
  • 00:05:59
updated the video with that packaging
  • 00:06:01
and then we waited now whenever you do
  • 00:06:02
this on YouTube I need you to understand
  • 00:06:04
that there's one crucial thing you have
  • 00:06:06
to look for in that video that you're
  • 00:06:07
trying to resuscitate you need to look
  • 00:06:09
and you have to see if that video is
  • 00:06:11
    still getting Impressions is YouTube
  • 00:06:12
still sharing it with people if you're
  • 00:06:14
seeing that it is indeed getting
  • 00:06:15
    Impressions but people just simply
  • 00:06:17
aren't clicking on it it probably won't
  • 00:06:18
stay that way for long it's going to get
  • 00:06:20
less and less Impressions over time but
  • 00:06:21
if you really believe in your video but
  • 00:06:23
    it's older and it's flatlined there's
  • 00:06:25
still hope if you're in that situation
  • 00:06:27
once you update the packaging what you
  • 00:06:28
want to do is change one of your end
  • 00:06:30
screens on a newer video that is getting
  • 00:06:32
a lot of views add this video to the end
  • 00:06:34
screen the one you're trying to
  • 00:06:35
    resuscitate and hopefully people will
  • 00:06:37
start to click on it which will help it
  • 00:06:38
get back into YouTube's algorithm and
  • 00:06:40
get some New Impressions or you could do
  • 00:06:42
my favorite thing which is make a new
  • 00:06:44
video with the plan ahead of time to
  • 00:06:46
pitch people to go watch this older
  • 00:06:49
video that you were really proud of and
  • 00:06:50
you just updated when you do this it's
  • 00:06:52
really important to give people a reason
  • 00:06:53
to go watch that video and a little bit
  • 00:06:55
later on I'll show you how it works
  • 00:06:56
anyway luckily for us we didn't have to
  • 00:06:58
do any of that because the video was
  • 00:07:00
indeed getting Impressions and it didn't
  • 00:07:01
take long for things to start to turn
  • 00:07:03
around not only did this new title and
  • 00:07:05
thumbnail push our numbers beyond the
  • 00:07:07
cone of shame but to this day we are
  • 00:07:09
still getting a lot of views on this
  • 00:07:11
video it's currently sitting at the time
  • 00:07:12
of recording at 146,000 views it's also
  • 00:07:16
earned 8 and 1 half th000 hours of watch
  • 00:07:17
time which is 5,000 hours more than we
  • 00:07:19
would normally get throughout this whole
  • 00:07:21
process the best thing about it is that
  • 00:07:22
we learned a lot I do a lot of videos
  • 00:07:25
talking about gaming channels and things
  • 00:07:26
like that but I don't do a lot of videos
  • 00:07:28
or at least at the time I was where I
  • 00:07:29
actually talk to another Creator and get
  • 00:07:32
their story and their insights and
  • 00:07:33
whenever you do something new on YouTube
  • 00:07:35
if you've been around a while you know
  • 00:07:36
this it can be a bit scary because
  • 00:07:38
things like 10 out of 10 can absolutely
  • 00:07:40
happen but if you believe in your idea
  • 00:07:42
and you know your audience will get
  • 00:07:43
value from it you owe it to them to try
  • 00:07:45
and fix up the title and thumbnail fix
  • 00:07:46
up that pitch to make it something
  • 00:07:48
that's a little more clear and enticing
  • 00:07:49
for them to click on and in the end that
  • 00:07:51
    video was definitely worth saving
  • 00:07:53
because it is full of a ton of
  • 00:07:54
    incredibly valuable insights and if
  • 00:07:56
you're trying to get a channel your
  • 00:07:58
first channel to 100 ,000 subscribers
  • 00:08:00
I'd recommend watching it and maybe
  • 00:08:01
    taking some notes
