- 00:01:28right now is not my original
- 00:01:29presentation I actually changed it at
- 00:01:31the very last minute the night before I
- 00:01:33went out to get dessert a bunch of
- 00:01:35people from the event were in town going
- 00:01:36to the place that I was by accident as
- 00:01:39soon as I left the frozen yogurt lunch
- 00:01:40where I was I was like the presentation
- 00:01:42I have for tomorrow isn't what these
- 00:01:44people need and so I spent that night
- 00:01:46and all morning making entirely new
- 00:01:47presentation which is what you are
- 00:01:49watching who believes that you have to
- 00:01:51work hard to make money
- 00:01:54who believes that no one can outwork

- 00:01:57you're gonna see where I'm gonna go with

- 00:02:02the reason this is so important is that
- 00:02:05all of us claim or I have hurt who here
- 00:02:07has seen a guru on the internet say no
- 00:02:09one can outwork me who's heard people
- 00:02:11say that on podcasts make Instagram
- 00:02:13posts about it whatever
- 00:02:15It actually drives me [ __ ] bananas

- 00:02:19teaches the wrong lesson
- 00:02:21so
- 00:02:23how can we claim that we work every day
- 00:02:25and yet we can't even Define the word
- 00:02:28so how do you define work
- 00:02:30the science definition is work equals
- 00:02:32force times distance problem with that
- 00:02:34is it's not very useful for knowledge
- 00:02:35workers most of us are not actually
- 00:02:36doing manual labor not useful
- 00:02:40the second way is that you can think
- 00:02:42about in terms of inputs of time right
- 00:02:44like is that how hard you work no one
- 00:02:47can outwork me I work longer hours
- 00:02:50do you think you're the only person who
- 00:02:52works 16 18 hours every day
- 00:02:54like go to China
- 00:02:57I'm like
- 00:02:59I don't even know if anyone in America
- 00:03:00can say it I'm being dead like dead
- 00:03:03serious
- 00:03:04so that's why when I see these things
- 00:03:05just drive me [ __ ] nuts
- 00:03:08so the problem with that is that
- 00:03:11many people work all the hours they're
- 00:03:13awake and if you suggest working more
- 00:03:14hours then you're sleeping less and I
- 00:03:16don't think that's a good idea for
- 00:03:17knowledge workers
- 00:03:19so why can no network you again
- 00:03:21right so everyone's working those hours
- 00:03:24so then the next one is like
- 00:03:27that's how no one can outwork Me No

- 00:03:36think that they're working hard

- 00:09:14calling for me today while I'm on stage

- 00:09:19the game is rigged and you've been
- 00:09:21playing by rules that do not exist
- 00:09:26if you want to make more money
- 00:09:28you need to get more for your time
- 00:09:30you need more leverage
- 00:09:33and this should make sense because we
- 00:09:35all trade time for money and I can prove
- 00:09:38this to you
- 00:09:40you spend time every second of your life
- 00:09:43you receive money over the time that you
- 00:09:46are alive
- 00:09:47so
- 00:09:49money divided by time equals rate of
- 00:09:51output we are all paid dollars per hour
- 00:09:54the reason I'm specifically saying this
- 00:09:56to this audience is that you all get
- 00:09:58fooled all the [ __ ] time by passive
- 00:10:00income
- 00:10:01it's not passive
- 00:10:04it's less active
- 00:10:06but it is not binary it is not active or
- 00:10:08passive it's how active is it
- 00:10:11so if you make one trade in the stock
- 00:10:13market all the time it took you to
- 00:10:15analyze the deal and every other deal
- 00:10:17you decided not to do
- 00:10:19and then execute the trade and then
- 00:10:21raise the money and do all the other
- 00:10:22stuff that is all the time that it took
- 00:10:24you to do that now after that point you
- 00:10:27have increasing returns per unit of time
- 00:10:29is this making sense
- 00:10:32the point I'm making here is that time
- 00:10:34is the thing
- 00:10:36we all have the same twenty four dollars
- 00:10:38in our wallet it's about how we allocate
- 00:10:40them and what we get back for them how
- 00:10:42well we trade
- 00:10:46just said that there you go degrees all
- 00:10:49that
- 00:10:51so Leverage is the difference between
- 00:10:53what you put in and what you get out
- 00:10:54there are fancy definitions for it this
- 00:10:57is the best one that I have
- 00:11:00and so I said I would cover three things
- 00:11:01the first one is how making money really
- 00:11:03works the answer to that question is
- 00:11:05Leverage
- 00:11:06you make more money by trading your time
- 00:11:08for more [ __ ]
- 00:11:10more output
- 00:11:12the second
- 00:11:13is why new stuff is making you poor and
- 00:11:15this is especially relevant for everyone
- 00:11:17here part of this again was inspired by
- 00:11:19the conversations I was having last
- 00:11:20night at Yogurtland so thank you for
- 00:11:22everybody who shout out for that
- 00:11:24this is also how not to get leverage and
- 00:11:26I felt compelled to make this because I
- 00:11:28hope that some of you identify with this
- 00:11:30because I would bet
- 00:11:31that the majority of you are doing this
- 00:11:37how not to get leverage there are five
- 00:11:39pieces to this that I want to break down
- 00:11:40today number one uninformed optimism
- 00:11:43number two is a story I'll tell you
- 00:11:44about a construction buddy of mine
- 00:11:45number three is something I call the
- 00:11:47magic wand Story number four is half
- 00:11:49Bell Bridges number five is one with the
- 00:11:50red dress you're like I have no [ __ ]
- 00:11:51clue and that means you will so let's
- 00:11:53start with uninformed optimism
- 00:11:56who here has seen this this is stages of
- 00:11:58change stage of transition anyone seen
- 00:12:00this this chart before okay cool not a
- 00:12:02lot of you perfect
- 00:12:03so there are five steps and I remember
- 00:12:05the first time I saw this it like it
- 00:12:07changed my life
- 00:12:09whenever you're analyzing something new
- 00:12:12who here has had a buddy tell you about
- 00:12:14something that they're doing and they're
- 00:12:15making a lot of money doing it and then
- 00:12:17you immediately feel shitty about what
- 00:12:18you're doing and then think I should get
- 00:12:20out of my opportunity vehicle go over
- 00:12:21here and do what they're doing who's
- 00:12:23felt that
- 00:12:24thank you everyone has
- 00:12:26the reason is because we're at step one
- 00:12:28which is uninformed optimism you don't
- 00:12:31know enough about what they're saying
- 00:12:32they're just giving you the highlights
- 00:12:34they're giving you the Instagram reel
- 00:12:36they're not giving you the real
- 00:12:41once you decide to get out of your
- 00:12:43little vehicle and then going over there
- 00:12:45then you tell your buddy you're like hey
- 00:12:46why am I not making money he's like oh
- 00:12:48well there's like a hundred other
- 00:12:49[ __ ] steps that I didn't talk to you
- 00:12:50about in the beginning but like and it's
- 00:12:52actually nearly impossible and I got
- 00:12:54really lucky that one time
- 00:12:56um and and now all of a sudden it looks
- 00:12:57like all the people at your old job are
- 00:12:58making more money than you uh but yeah
- 00:13:00let's keep doing it so you move to St
- 00:13:03stage two which has informed pessimism
- 00:13:05you are now aware of the [ __ ] that is
- 00:13:07involved to make the money that you want
- 00:13:08in this new thing
- 00:13:11now you think okay this is probably the
- 00:13:13worst part
- 00:13:14but then time elapses
- 00:13:17and it's still shitty and you still
- 00:13:20haven't made money yet it blows more now
- 00:13:23because you have invested more time and
- 00:13:26still have zero so your actual output to
- 00:13:29time is low rate which is why it's so
- 00:13:31painful
- 00:13:32which is where people get into the
- 00:13:33crisis of meaning why the [ __ ] am I
- 00:13:36doing this what does money even matter
- 00:13:37anyways you know what I'd be happier if
- 00:13:38I just spent more time with my kids you
- 00:13:40change your goal because you encounter
- 00:13:42difficulty
- 00:13:44and so it happens most times
- 00:13:47is that people then crash and burn
- 00:13:49I'm going to skip one forward and then
- 00:13:51I'm going to come back because I want
- 00:13:52the visual to work the way I want
- 00:13:54um ah [ __ ] it
- 00:13:56okay so if you're at the crisis of
- 00:13:58meaning this is where most people
- 00:13:59offshoot what happens here where that
- 00:14:01that fourth dot there on the bottom
- 00:14:04if I were to cross it out and write
- 00:14:06uninformed optimism again
- 00:14:08that's what most of you do
- 00:14:10you find about something cool
- 00:14:13inform pessimism it kind of sucks oh
- 00:14:15[ __ ] it's way harder than I thought
- 00:14:17uninformed optimism I'll try something
- 00:14:19else
- 00:14:21and then you do it again and again and
- 00:14:24again
- 00:14:25and the difference between video games
- 00:14:27in real life where you you face the boss
- 00:14:29and you can't pass the level until you
- 00:14:31beat the boss is that when you die in
- 00:14:33the video game you restart a few seconds
- 00:14:35later in the game of Entrepreneurship
- 00:14:38you start years later
- 00:14:39this is why people don't progress they
- 00:14:42keep fighting the same boss that can't
- 00:14:43learn the same [ __ ] lesson they keep
- 00:14:45losing
- 00:14:46and I'm saying this because some of you
- 00:14:48I heard at Yogurtland and I know that
- 00:14:50that's representative of other people
- 00:14:51here
- 00:14:52you keep fighting the same boss and the
- 00:14:55boss is being able to stick with it
- 00:14:58is getting through in different charts
- 00:15:01on this the crisis of meaning is also
- 00:15:02called the valley of despair
- 00:15:04is getting through
- 00:15:07from there you get into informed
- 00:15:09optimism you figure out that little
- 00:15:11thing like I had to do this one thing
- 00:15:12and then this started working and then
- 00:15:14you know what I found out I could clean
- 00:15:15the list through this tool I found on
- 00:15:17the internet because I joined this forum
- 00:15:18and they started doing that and then all
- 00:15:19of a sudden my pickup rates tripled
- 00:15:20right or my response rates tripled or my
- 00:15:23throughput on my website went up
- 00:15:24whatever it is right
- 00:15:26and so you have to get through that
- 00:15:28piece then you get to informed optimism
- 00:15:31and the number six you achieve and then
- 00:15:33all your friends are like yo what are
- 00:15:35you doing you're like oh I got this
- 00:15:36thing and then all of them come right
- 00:15:41that is where most people start
- 00:15:42something new over and over and over
- 00:15:43again and they don't learn the lesson
- 00:15:46and so this is what their life looks
- 00:15:48like
- 00:15:49over
- 00:15:50and over
- 00:15:51and over and over again
- 00:15:54who here has more than one business in
- 00:15:56the last 24 months be honest
- 00:15:59thank you for being honest I appreciate
- 00:16:00it
- 00:16:02first thing it's normal I had nine
- 00:16:04businesses and I was broke
- 00:16:06so I say this with the pain of
- 00:16:08experience I'm not saying this to to be
- 00:16:10on a Pulpit I'm saying it because the
- 00:16:11faster you can get through it the faster
- 00:16:13you will start making money you have to
- 00:16:14beat the boss
- 00:16:17everyone thinks the grass is greener but
- 00:16:19the other side's still aligned with [ __ ]
- 00:16:23like that's why the grass is so great
- 00:16:24there's [ __ ] everywhere I have a CFO
- 00:16:26who's been with us for a long time she
- 00:16:27went through all of our exits last year
- 00:16:29she's probably almost 60 and she has to
- 00:16:31sing she's like it's all [ __ ]
- 00:16:33doesn't matter what business it is they
- 00:16:35all got [ __ ] she's Southern
- 00:16:37and uh Suzanne's awesome but it just
- 00:16:40always reminds me of this is that
- 00:16:42there's always [ __ ] and whenever we're
- 00:16:43starting something new we encounter
- 00:16:44something that we didn't know before and
- 00:16:46we're like oh this makes this shittier
- 00:16:48and then we think well are we going to
- 00:16:50jump out no
- 00:16:51well this is new information great we're
- 00:16:53more informed fantastic so that is the
- 00:16:56thing number one that is keeping you
- 00:16:57poor uninformed optimism
- 00:17:00number two is a little story I want to
- 00:17:02tell you so I was called up probably two
- 00:17:04three years ago by a guy I knew in high
- 00:17:06school we hadn't talked in a while and
- 00:17:08he said hey I've got this roofing
- 00:17:09business uh you know I want to scale it
- 00:17:11I want to go big I was like that's
- 00:17:13awesome man
- 00:17:14and so he was telling me about the
- 00:17:15roofing business tell me about the
- 00:17:16roofing business and all of a sudden he
- 00:17:17says
- 00:17:18oh yeah I mean we also do some general
- 00:17:20contracting work I was like
- 00:17:22okay uh
- 00:17:25why don't you grow the roofing business
- 00:17:26he said well you know don't leave money
- 00:17:28on the table okay
- 00:17:30um
- 00:17:31and then this is going to sink in for
- 00:17:33some of you guys uh and then and he was
- 00:17:36like I was like so you've got the
- 00:17:37roofing you got the GC stuff he's like
- 00:17:39yeah that's what I'm doing he's like you
- 00:17:41pause for a second it's like well we
- 00:17:43also kind of flip houses too so we like
- 00:17:46fix them and flip them we also do the
- 00:17:48Contracting work but we fixed the roof
- 00:17:50so we just get huge costs we're
- 00:17:51vertically integrated
- 00:17:53it's like dude you're making less three
- 00:17:54million bucks you're gonna [ __ ]
- 00:17:55vertical integrated you're distracted
- 00:17:56right
- 00:17:58and
- 00:18:00he was like how do I scale and I was
- 00:18:02like just pick one he's like what do you
- 00:18:04mean I was like pick one it's like why
- 00:18:06do you think you can't build a billion
- 00:18:07dollar roofing business
- 00:18:08just doing Roofing and just get better
- 00:18:10at doing Roofing
- 00:18:12he said well I don't leave money on the
- 00:18:13table
- 00:18:14who here said they don't leave money on
- 00:18:15the table
- 00:18:16the money or you were leaving on the
- 00:18:18table is the focus that you're not
- 00:18:20giving to the one thing that matters
- 00:18:26and so by the way this is the self-made
- 00:18:28women list for Forbes this is Diane
- 00:18:30Hendricks
- 00:18:31she's the number one wealthiest
- 00:18:33self-made Woman by the way and she owns
- 00:18:35if you can see it there ABC Supply
- 00:18:37which is Roofing
- 00:18:41not housephobic not General Contracting
- 00:18:44work
- 00:18:45Roofing
- 00:18:47why didn't he build that
- 00:18:49he's smarter than Diane Hendricks that's
- 00:18:51why
- 00:18:53so this is the list
- 00:18:55and this is what I want you to notice
- 00:18:56about this this is the Forbes the top
- 00:18:57six for women self-made
- 00:19:01notice the age of the people on there
- 00:19:03age is the left column 75 78 84 90 89
- 00:19:0663.
- 00:19:08on the right notice the source Roofing

- 00:19:16I.T
- 00:19:19so sexy
- 00:19:23the point of this slide is that if you
- 00:19:26want to build something epic you have to
- 00:19:28be able to do the same thing for an
- 00:19:30extended period of time without
- 00:19:31convincing yourself you're smarter than
- 00:19:33you are
- 00:19:36which means if you wanted to not make
- 00:19:38money this is what you should do
- 00:19:40number one do lots of different things
- 00:19:43number two do them for short periods of
- 00:19:46time don't stick with it too long
- 00:19:47because you might see success number
- 00:19:50three do not get help okay
- 00:19:53number four make all the mistakes in
- 00:19:55your own it's the best way to do it
- 00:19:56because otherwise if you start learning
- 00:19:58from other people's mistakes you can
- 00:19:59move faster so don't want to do that
- 00:20:00when you make a mistake do it again
- 00:20:03just repeat it especially if you're like
- 00:20:05I've been here before do the same thing
- 00:20:07who here knows the definition of
- 00:20:08learning
- 00:20:09I'll tell you
- 00:20:12same condition different Behavior
- 00:20:15so if you want to teach someone
- 00:20:17something and you present them the same
- 00:20:19condition and they have not changed
- 00:20:21their behavior they have not learned
- 00:20:24if you came to this Workshop this
- 00:20:26weekend with the intention of learning
- 00:20:28something can I get everybody to raise
- 00:20:29their hand if they had the intention of
- 00:20:31learning something while they were here
- 00:20:33if you go back home
- 00:20:35and your behavior does not change
- 00:20:37you learned nothing
- 00:20:40nothing
- 00:20:41truly took the money and burned it along
- 00:20:45with losing the output that you lost in
- 00:20:46the time of here plus travel
- 00:20:49so if that definition has been singed
- 00:20:52into my mind because if I want to learn
- 00:20:53something and I have the same condition
- 00:20:55that's been presented I have to ask
- 00:20:57myself if I do the same thing again it
- 00:20:58means I have not learned
- 00:21:00and I don't want to play this boss again
- 00:21:04so if you do want to make money you can
- 00:21:06flip it you do one thing for a very long
- 00:21:08period of time you get help from other
- 00:21:10people You observe what other people
- 00:21:11have been doing you only make the
- 00:21:13mistake one time if you are going to
- 00:21:15make them
- 00:21:16and you always grow and challenge the
- 00:21:17beliefs that you had and try and answer
- 00:21:19the question what do I believe to be
- 00:21:20true that is not
- 00:21:24because ordinary business is done for
- 00:21:26Extraordinary time create extraordinary
- 00:21:28results
- 00:21:29compounding is the thing
- 00:21:31like it has to compound if the vehicle
- 00:21:33you are in right now does not compound
- 00:21:35with time then change the vehicle
- 00:21:37get into something that if you stick
- 00:21:39with it for an extended period of time
- 00:21:40it would be unreasonable that you will
- 00:21:41be poor
- 00:21:44that was my construction Buddy Story
- 00:21:48so I had a conversation with a different
- 00:21:49friend
- 00:21:50and he had a zillion businesses like a
- 00:21:53zillion I get a spreadsheet for how many
- 00:21:55businesses he had and they were all
- 00:21:56[ __ ] businesses they didn't actually
- 00:21:57make any money but he had like a logo
- 00:21:59and a website and like some VA you know
- 00:22:01what I mean like oh it's a business
- 00:22:03and he was believing the fallacy of I'm
- 00:22:06just going to wait to see the thing that
- 00:22:08takes off and then go on on that who
- 00:22:10here has thought this thought
- 00:22:13I get it I'm gonna Focus I'm just gonna
- 00:22:15wait I'm gonna be patient see which one
- 00:22:18works out and then because I'm a good
- 00:22:20you know statistics guy I'm gonna go
- 00:22:22with the winning horse right
- 00:22:25but the reality is that any of them
- 00:22:27could take off
- 00:22:28you could have a billion dollar roofing
- 00:22:29business you have a billion dollar GC
- 00:22:31business you have a billion dollar
- 00:22:32householding business
- 00:22:34but
- 00:22:36you can't have them all
- 00:22:38so you got to focus you gotta pick one
- 00:22:40and the nice thing is it doesn't really
- 00:22:41matter which one you pick but you do
- 00:22:43need to pick one the picking is the
- 00:22:45thing that grows it the ability to say
- 00:22:46no is the thing that grows it not the
- 00:22:49thing you pick
- 00:22:50it's who you are as a consequence of the
- 00:22:52decision that changes the outcome not
- 00:22:55the vehicle does that make sense
- 00:22:58so how arrogant is it to think that we
- 00:23:01can do multiple things at once and
- 00:23:03compete with someone who's spending all
- 00:23:04their time on that one thing
- 00:23:06it's ridiculous and yet we still do it
- 00:23:09and so this is I love this little
- 00:23:10cartoon this guy you know he's got all
- 00:23:12the spinning plates
- 00:23:13and this is this is me with the red hair
- 00:23:16going to this guy who's hopefully my
- 00:23:18competitor and handing him more plays be
- 00:23:20like oh do you see all that shiny object
- 00:23:22over there here more plates go I'm just
- 00:23:25going to do this one thing
- 00:23:27it's my favorite thing in the world
- 00:23:28competing against somebody who's doing
- 00:23:29lots of things it's very easy to win you
- 00:23:31don't have to do much
- 00:23:33because you only have to do a tenth of
- 00:23:35what they do
- 00:23:37so this is what Focus really looks like
- 00:23:39one thing all in
- 00:23:43you can write that down you can Circle
- 00:23:45it
- 00:23:45one thing all in so I asked my friend of
- 00:23:48mine that had the Excel sheet with all
- 00:23:49these zillions of questions right I said
- 00:23:51if I had a magic wand and I ended all
- 00:23:53your side projects except for one
- 00:23:56just one the one that you think has the
- 00:23:58most opportunity the one that's probably
- 00:23:59making the most money right now that
- 00:24:00you're not paying attention to because
- 00:24:01it's boring because it's always been
- 00:24:02doing a while
- 00:24:03he's like yeah I was like you know what
- 00:24:05business it is he's like yeah
- 00:24:06like okay if you ended everything else
- 00:24:08because I I have a magic wand so I get
- 00:24:10to make the rules
- 00:24:12magic wand
- 00:24:13they all disappear I said how easy would
- 00:24:14it be to grow that thing
- 00:24:16he just looked at me it's like
- 00:24:18really [ __ ] easy
- 00:24:19I was like hmm
- 00:24:21interesting
- 00:24:24and so he's like but that would be so
- 00:24:26hard because of insert real reason that
- 00:24:28no one gives a [ __ ] about
- 00:24:31no one cares but I have to fire that
- 00:24:33uh-huh
- 00:24:34but I would have to shut down uh-huh
- 00:24:36but I would have to lay off uh-huh
- 00:24:41all the riches you want are on the other
- 00:24:43side of a few hard conversations
- 00:24:45and most people spend the rest of their
- 00:24:46lives not having them and being poor and
- 00:24:48wondering why
- 00:24:49it's gonna suck it's gonna be okay
- 00:24:54that was my number three story the magic
- 00:24:55wand
- 00:24:57number four my favorite story
- 00:24:59who here has seen The Matrix
- 00:25:01awesome
- 00:25:03you need to become the person who can
- 00:25:05say no to the woman the red dress
- 00:25:07the woman in the red dress is the
- 00:25:09representation of everything that is
- 00:25:10shiny object and beautiful and wonderful
- 00:25:12in the world whatever your flavor of
- 00:25:13woman in the red dress is
- 00:25:17and the thing is and this is something
- 00:25:19that I have now learned painstakingly is
- 00:25:21that being able to say no to the one in
- 00:25:23the red dress changes at levels
- 00:25:26you can say no to the one in their
- 00:25:28address who's a crackhead on the corner
- 00:25:30right a thousand bucks a month you're
- 00:25:32like I can say no to her no worries well
- 00:25:34I got something better right but then
- 00:25:37the ten thousand dollar a month girl
- 00:25:38you're like huh okay interesting and if
- 00:25:42you're making ten thousand dollars a
- 00:25:43month it's hard to say no to that girl
- 00:25:46but let's say that you're a a
- 00:25:48hard-working discipline [ __ ]
- 00:25:51you get to a hundred thousand dollars a
- 00:25:52month there's a hundred thousand dollar
- 00:25:54a month girl that's an opportunity that
- 00:25:56is much bigger than the one that you
- 00:25:57said no to before and you have to learn
- 00:25:59to flex the muscle at every level this
- 00:26:01this is a lesson that I learned the hard
- 00:26:03way
- 00:26:04I started a supplement company
- 00:26:06when Jim Walsh was doing 26 million a
- 00:26:08year and rather than say oh why don't I
- 00:26:10just take gym launch to 40 next year
- 00:26:12I'll start another thing
- 00:26:14gym launch stayed the same and then I
- 00:26:17added another source of Revenue that got
- 00:26:18us to 37 but it was a mistake
- 00:26:20strategically I can tell the story it
- 00:26:22sounds great on paper we sold the
- 00:26:24company lots of money whatever but like
- 00:26:25it was not the right move
- 00:26:28and so I had learned how to say no to a
- 00:26:31million dollar opportunity
- 00:26:32a five million a 10 million but I hadn't
- 00:26:35learned how to say no to a 20 million
- 00:26:36opportunity when I was making 20 million
- 00:26:39and so like the woman in the red dress
- 00:26:40becomes more seductive more attractive
- 00:26:42the better you get
- 00:26:45the more status you get the hotter the
- 00:26:47girl you attract right and I'm saying
- 00:26:49this figuratively for entrepreneurs does
- 00:26:51that make sense for everybody who's not
- 00:26:52into women with red dresses okay
- 00:26:55because this is what the woman in the
- 00:26:57red dress really looks like
- 00:27:03just ready
- 00:27:04to smash your [ __ ] and distract you and
- 00:27:08spread you thin so that you can't keep
- 00:27:10your eye on the ball
- 00:27:11and then eventually she spreads you so
- 00:27:14thin that you don't know how to get out
- 00:27:15and it feels like quicksand because as
- 00:27:17soon as you put out fires here there's
- 00:27:18fires here there's fires here fires here
- 00:27:20I need more Talent you take the best
- 00:27:22person from over here to fix that
- 00:27:23problem then this thing goes to [ __ ]
- 00:27:25how do you get out gotta cut [ __ ] gotta
- 00:27:28eat your ego
- 00:27:29you got to watch your Revenue go down so
- 00:27:31you can refocus reconsolidate bring the
- 00:27:33troops in I'm saying this because
- 00:27:35someone here needs to do this and I wish
- 00:27:37I had [ __ ] heard this from somebody
- 00:27:39else
- 00:27:40I would avoid a lot of pain
- 00:27:43so how do you become that person who can
- 00:27:45say no to the woman in the red dress
- 00:27:47you do the activities someone with those
- 00:27:49character traits would do despite not
- 00:27:51feeling good about it
- 00:27:52so I'll tell you a story that'll drive
- 00:27:54us home
- 00:27:54so Leila and I were on this walk not
- 00:27:56that long ago and I said you know I was
- 00:27:59like I'm so impatient I'm so impatient I
- 00:28:02need to be more patient right and she
- 00:28:04was like
- 00:28:05I don't think you're impatient
- 00:28:07I was like yeah I am I [ __ ] hate this
- 00:28:08let's I want this to be faster I want
- 00:28:10everything to be bigger faster stronger
- 00:28:12she's like yeah but
- 00:28:13you're not changing your behavior
- 00:28:15like you feel that way but you haven't
- 00:28:18done anything that's not aligned with
- 00:28:20the long-term strategic Vision I was
- 00:28:21like yeah but I feel [ __ ] terrible I
- 00:28:23want to be like Zen about it he's like
- 00:28:25yeah that's not how it works she's like
- 00:28:27patience is about the behaviors we do
- 00:28:29not how we feel about behaviors
- 00:28:31so who here has heard the quote courage
- 00:28:34is not the absence of fear but it's
- 00:28:35action despite fear right
- 00:28:37patience is not not feeling impatient
- 00:28:40and feeling terrible about waiting about
- 00:28:41not jumping on these opportunities
- 00:28:44it's about not jumping on the
- 00:28:45opportunities despite feeling like [ __ ]
- 00:28:47about it and wanting to right loyalty is
- 00:28:50not necessarily about the fact that your
- 00:28:51eye doesn't get caught every once in a
- 00:28:53while right or maybe even feel a desire
- 00:28:55that you wish you didn't feel
- 00:28:57it's about what you act on it
- 00:28:59because who here would rather have
- 00:29:01somebody okay I think you already know
- 00:29:02where I'm going with this right in terms
- 00:29:04of loyalty how would you rather right
- 00:29:05you'd rather the person not act on the
- 00:29:07behave on the thought that is how you
- 00:29:09gain the trait and then over time this
- 00:29:11is my belief
- 00:29:12if you do that enough times those
- 00:29:15feelings go away through exposure
- 00:29:17therapy like you get exposed to this
- 00:29:19condition over and over again and
- 00:29:21eventually
- 00:29:22you know that you don't die because
- 00:29:23that's what it feels like
- 00:29:25and so whether it's a loyalty issue an
- 00:29:27Integrity issue a courage issue a focus
- 00:29:29issue which is the point of this message
- 00:29:30today
- 00:29:34to become that person you just start
- 00:29:36acting like the person who has those
- 00:29:38beliefs and you behave in that way and
- 00:29:40then it will sink in
- 00:29:43want me to their address
- 00:29:44so new distractions kill leverage and
- 00:29:47keep you poor Focus multiplies it
- 00:29:49I said three things number one how
- 00:29:52making money really works it all comes
- 00:29:53down to leverage number two why making
- 00:29:55new stuff is making you poor
- 00:29:58which means you have to focus and number
- 00:30:00three is why better is Leverage
- 00:30:03this is the make money part
- 00:30:05here's a simple approach to growth that
- 00:30:07we use with our portfolio companies
- 00:30:09better is better than new
- 00:30:13better is leverage because remember
- 00:30:15Leverage is how we get more from what we
- 00:30:17put in
- 00:30:18if you do it better
- 00:30:20you get more for what you put in that is
- 00:30:22Leverage
- 00:30:23examples
- 00:30:25if you have call scripts if you make
- 00:30:27content if you have websites that you're
- 00:30:29building if you have follow-up sequences
- 00:30:31if you have offers
- 00:30:32if you do the current thing you get what
- 00:30:35you currently have if you make it better
- 00:30:37you will get more from the activities
- 00:30:40you can create leverage in your business
- 00:30:43by being better
- 00:30:45and better comes from boring
- 00:30:47most of us solved an emotional need by
- 00:30:49quitting whatever we were doing to start
- 00:30:51to become an entrepreneur
- 00:30:52and then we had a positive reinforcement
- 00:30:54from that from that behavior and so then
- 00:30:56we learned that as a way of life
- 00:30:58but the problem is that the thing that
- 00:31:01forced you or gave you that emotional
- 00:31:03that decrease your action threshold thus
- 00:31:05that you would jump into the next thing
- 00:31:08is the very thing that'll make you jump
- 00:31:09out of the opportunity that could become
- 00:31:11your billion dollar thing
- 00:31:13does that make sense you felt
- 00:31:15uncomfortable on your job you quit your
- 00:31:16job you got rewarded and so you think oh
- 00:31:18when I quit things I'll get rewarded but
- 00:31:20that's the wrong lesson it only works
- 00:31:22once
- 00:31:23and then you have to unlearn it and with
- 00:31:25each level of Entrepreneurship there are
- 00:31:26lessons like that that you have to
- 00:31:27unlearn the thing that got you there
- 00:31:29better comes from boring
- 00:31:31it is not exciting to run your 38th
- 00:31:34split test on a landing page it does
- 00:31:36make you more money
- 00:31:39it comes from doing all the [ __ ] that
- 00:31:41you know you should be doing but aren't
- 00:31:43and so right now this is an activity so
- 00:31:45this is an active part
- 00:31:46imagine a list of all the stuff you know
- 00:31:49you should be doing but aren't doing
- 00:31:50right now within your existing business
- 00:31:54like right now like top of your head you
- 00:31:56know there's some [ __ ] that you should
- 00:31:57be doing in your business
- 00:31:59I'm going to give you 15 seconds
- 00:32:07the reason that stuff is so important is
- 00:32:10because you already know what you need
- 00:32:11to do
- 00:32:12and we come here get raw Rod
- 00:32:15Etc
- 00:32:17but
- 00:32:18the [ __ ] is on your desk at home
- 00:32:21that is the work that must be done it
- 00:32:24needs doing
- 00:32:25and most of us know what to do and we
- 00:32:27don't want to confront it because we
- 00:32:28want to do something more stimulating
- 00:32:29and exciting that makes us feel alive
- 00:32:31and your business doesn't give a [ __ ]
- 00:32:33better
- 00:32:34is boring and better gets you more for
- 00:32:37what you put in better as leverage now
- 00:32:40imagine who here has a few businesses
- 00:32:43be really [ __ ] hard to make that list
- 00:32:45wouldn't it there's too much [ __ ] it's
- 00:32:47too much too much stuff
- 00:32:49to make the business
- 00:32:51which means
- 00:32:52becomes impossible
- 00:32:54which means that's why you have to pick
- 00:32:55one because there is so much stuff that
- 00:32:57has to be done to do one business right
- 00:33:00just do it right
- 00:33:02if you do it right you grow by default
- 00:33:05there's a promise
- 00:33:09who here is like I know I should be
- 00:33:11doing more email follow-up I know I
- 00:33:12should be calling my leads within five
- 00:33:13minutes
- 00:33:14who here thinks that right now
- 00:33:16okay let me ask a different question and
- 00:33:18many of you did raise your hand
- 00:33:19who here calls other leads within five
- 00:33:21minutes
- 00:33:23okay like two hands you will triple your
- 00:33:26sales
- 00:33:27triple
- 00:33:28triple
- 00:33:29who wants to Triple the [ __ ] business
- 00:33:30triple
- 00:33:32but that sounds boring
- 00:33:35sure is gotta Implement CRM got to get
- 00:33:37round robin set up
- 00:33:39Lee's got to come in you got to figure
- 00:33:40out how call prioritization Works
- 00:33:42between the team
- 00:33:43that's boring
- 00:33:44makes you a shitload of money
- 00:33:46that's how it works who's going to win
- 00:33:48two different businesses the guys who
- 00:33:50got the [ __ ] dialed
- 00:33:52better gets you more for what you put in
- 00:33:58and when you do get home
- 00:34:00order it from the amount you have to put
- 00:34:03in to get the thing done that will
- 00:34:04result in the most output
- 00:34:06and start taking them off
- 00:34:10and you continue to ignore the new
- 00:34:11things that sound really exciting
- 00:34:13and you become the person who's able to
- 00:34:14do that by pretending to be the person
- 00:34:16who's able to do that
- 00:34:18because you already know what to do so
- 00:34:20this is a mental model I really like a
- 00:34:21lot
- 00:34:23who here has ever had a coach or a
- 00:34:25mentor
- 00:34:26has anyone ever coached or mentored
- 00:34:28other people
- 00:34:29does anyone feel like they're a better
- 00:34:30Mentor than they are a person who does
- 00:34:31[ __ ]
- 00:34:33I do all the time
- 00:34:36and so the thing is is I ask myself this
- 00:34:38question it's actually been one of the
- 00:34:39like most profound most helpful
- 00:34:41questions I've had which is if I were
- 00:34:43coaching me and the beautiful thing
- 00:34:44about this is that when you coach you
- 00:34:46you have no other agenda
- 00:34:47you're just trying to help you
- 00:34:49and you also have more information than
- 00:34:50anyone else has you've been on every
- 00:34:53conversation you've been you've read
- 00:34:54every email you've seen every report
- 00:34:57so if you were coaching you right now
- 00:35:00what would you tell you to do
- 00:35:02and what's crazy about this is that half
- 00:35:04the [ __ ] time is not what I'm doing
- 00:35:07coach me much smarter than Mimi
- 00:35:10right
- 00:35:12Mumu okay
- 00:35:14um
- 00:35:15take your own advice
- 00:35:17if you do that I promise you'll make
- 00:35:18more money
- 00:35:20be like ah but I'm a special snowflake
- 00:35:22you're just convincing yourself that
- 00:35:24you're smarter than you are giving
- 00:35:25yourself reasons that reality does not
- 00:35:26apply to you
- 00:35:28it does and this is just a boss level
- 00:35:30you might need to keep going against the
- 00:35:31snowflake until eventually you figure
- 00:35:33out that you just got to melt it by
- 00:35:34being there and hanging in
- 00:35:37and so in my entrepreneurial career
- 00:35:39there's two periods very clear
- 00:35:40definitions of periods of time in my
- 00:35:43life the first period was when I was
- 00:35:44distracted this is when I did not make
- 00:35:46money I had six gyms I had a launch
- 00:35:51business return we do gym turnarounds in
- 00:35:52person that's where I actually
- 00:35:53physically was not at my gyms I had a
- 00:35:56dentist a dental agency I had a
- 00:35:59chiropractor agency
- 00:36:01I think I had something else
- 00:36:04more lots of fingers right and I was 26
- 00:36:08ish
- 00:36:10and I would love to tell people oh I own
- 00:36:12nine companies right
- 00:36:16I'm poor but
- 00:36:20um but it felt really good struck my ego
- 00:36:23not my bank account so it was only one
- 00:36:26Layla the angel of my life it was like
- 00:36:28Hey you know
- 00:36:30this one makes us the most money and you
- 00:36:32spend the least amount of time on it
- 00:36:33that Jim launch thing actually works
- 00:36:36uh but I have to like I would have to
- 00:36:38like sell all those gyms I'd have to end
- 00:36:40Partnerships I'd have to let go of
- 00:36:41people in the agency and she was like
- 00:36:43yeah or you could just you know keep
- 00:36:45doing what you're doing just clearly
- 00:36:46working
- 00:36:49Point taking you know
- 00:36:51um and so over the next 90 days I sold
- 00:36:53five gyms shut one down shut down both
- 00:36:57agencies
- 00:36:59um and got rid of everything
- 00:37:01and 12 months later from that moment we
- 00:37:05were doing one and a half million a
- 00:37:06month
- 00:37:08from zero
- 00:37:09and so and 12 months after that we had
- 00:37:11four and a half million a month
- 00:37:13one thing
- 00:37:15and so this was the second period
- 00:37:17just focus it's so much easier to stack
- 00:37:19the deck in your favor if you just do
- 00:37:20one thing
- 00:37:22because when you focus on one thing you
- 00:37:23make it unreasonable to fail if you do
- 00:37:24one thing for an extended period of time
- 00:37:25it becomes unreasonable to suck if you
- 00:37:27do it more than anyone else has done it
- 00:37:29you'll be better than that
- 00:37:30just is what it is people watch all the
- 00:37:32time they're like hey how did you get so
- 00:37:33good at sales I took four thousand
- 00:37:34[ __ ] sales calls that's how I did it
- 00:37:35so I did it I didn't even I'd even go
- 00:37:37through a sales training at four
- 00:37:38thousand [ __ ] conversations that's
- 00:37:39why I did it
- 00:37:40and so if you if you wanted to be the
- 00:37:42best salesman in the world then have
- 00:37:44more sales conversations than anyone
- 00:37:45else has if you want to be the best real
- 00:37:47estate investor then do more deals than
- 00:37:48anyone else has and the sub like the
- 00:37:50subsequent before that is send out more
- 00:37:52mailers than anyone else has have more
- 00:37:53cold callers than anyone else has send
- 00:37:54more cold DMS than anyone else has
- 00:37:56and you'll become the best
- 00:37:58and if you put that as the output the
- 00:38:00thing that you're looking at
- 00:38:01it becomes unreasonable that you would
- 00:38:02be not the best right like you're at
- 00:38:05least going to be top 10.
- 00:38:07and if who here would be top 10 in real
- 00:38:08estate in the US would you be okay with
- 00:38:10that
- 00:38:10right it wouldn't be bad
- 00:38:13and the thing is that everyone fails
- 00:38:14because they want to move fast like this
- 00:38:16is the number one issue so
- 00:38:18they don't have a solid foundation they
- 00:38:20draw the dotted line they think I'm
- 00:38:22going to try and shortcut it I'm not
- 00:38:23going to fix my product I'm not going to
- 00:38:25make it really good because I want to go
- 00:38:26fast because I want to show to my
- 00:38:27friends that I'm growing every month I
- 00:38:29wonder how good I am
- 00:38:30the thing is it's a short game
- 00:38:32like how many times it's like it's the
- 00:38:36restaurant example is so simple so many
- 00:38:38people start a restaurant slap two
- 00:38:40pieces of Wonder Bread together put a
- 00:38:41slice of bologna in there and then
- 00:38:43Market it like [ __ ] crazy and they're
- 00:38:44like dude I don't get why my business
- 00:38:46isn't growing I'm like because everyone
- 00:38:47who has your food literally tells
- 00:38:48everyone that it [ __ ] sucks and never
- 00:38:50come back
- 00:38:52so there's this invisible hand that
- 00:38:53works against people which is
- 00:38:56who knows about the power of Word of
- 00:38:58Mouth right
- 00:39:00the Invisible Hand who here runs ads let
- 00:39:02me ask that question who runs
- 00:39:03advertisement okay
- 00:39:05if you run ads and it has become more
- 00:39:07expensive for you disproportionate to
- 00:39:09the increase in cpms which is cost for
- 00:39:10impression or eyeballs in that period of
- 00:39:12time that you've been in business then
- 00:39:14it means that you have negative word of
- 00:39:15mouth
- 00:39:17so if you're like well I don't get that
- 00:39:18many referrals oh but you sure do get a
- 00:39:20whole bunch of people who you get
- 00:39:22Negative referrals you get Negative
- 00:39:23sales you have to spend twice as much of
- 00:39:24a car Customer because every other
- 00:39:25customer that you would have acquired
- 00:39:26was told by someone else not to buy from
- 00:39:28you
- 00:39:29it's the invisible hand when you
- 00:39:31shortcut it promote promote promote
- 00:39:33and then Flatline and then dissolve and
- 00:39:36then you come up with new [ __ ]
- 00:39:38and you who here has seen the people on
- 00:39:40the internet doing this game
- 00:39:41over and over and over again they don't
- 00:39:43get the product right they put two
- 00:39:44pieces of baloney you know sandwiched
- 00:39:47together with a baloney slice in the
- 00:39:48middle and they call it a product and
- 00:39:49then we have ham with one slice in the
- 00:39:52middle and it's still [ __ ]
- 00:39:54because they don't want to take the 12
- 00:39:55months to actually get the [ __ ]
- 00:39:56product right
- 00:39:58but on the long game 10 years from now
- 00:40:01the guy who takes the first year takes a
- 00:40:03break even on that year just to get the
- 00:40:04product right makes everything easy but
- 00:40:06no one can wait 12 months
- 00:40:09because they can't see the big picture
- 00:40:10they keep trying to string three of
- 00:40:12these little shortcuts together rather
- 00:40:13than build the foundation
- 00:40:16better is Leverage
- 00:40:17better gets you more for what you put in
- 00:40:21this is what small businesses look like
- 00:40:23this is what big businesses look like
- 00:40:25the amount of activity is actually not
- 00:40:26that different it's just a line it's
- 00:40:29just all in the same direction
- 00:40:30it's all it is it's really not like I
- 00:40:32promise you've been in both it's all it
- 00:40:33is there's nothing there's no magic
- 00:40:35it's just a windup
- 00:40:37same input more output
- 00:40:40well boring but better looks like it
- 00:40:43means split testing landing pages not
- 00:40:45once but weekly
- 00:40:46not just one time when you come here you
- 00:40:47put the process in place to do it every
- 00:40:49[ __ ] week split testing emails not
- 00:40:51once but weekly
- 00:40:53making new ads and creative not when you
- 00:40:54have to
- 00:40:57but before you need them
- 00:40:59role playing with the sales team not
- 00:41:01once but daily
- 00:41:03role playing with customer success hey I
- 00:41:05want a refund hey I hated this hey it
- 00:41:08wasn't fast enough what did they say
- 00:41:10role play if you have amazing customer
- 00:41:12success they role played every day
- 00:41:14they'll get [ __ ] good I promise
- 00:41:16how exciting is that not at all
- 00:41:19not at all but you know what it does it
- 00:41:21makes more money
- 00:41:23taking 10 more interviews for the same
- 00:41:24role sucks
- 00:41:26to talk to 10 more people for no reason
- 00:41:28but there is a reason because you're
- 00:41:29trying to find the one person that's
- 00:41:30going to give you 10 times The Leverage
- 00:41:32on that time you got back
- 00:41:35think about this
- 00:41:36but if you didn't take those interviews
- 00:41:37you hire someone wait six months and you
- 00:41:39have to do the whole thing again and you
- 00:41:40lost the six months that's what Layla
- 00:41:42was talking about
- 00:41:43taking more time to make your lead
- 00:41:45magnet better
- 00:41:47make your offer better and better all
- 00:41:49these things are boring but make you
- 00:41:50more money
- 00:41:51and so this is my promise
- 00:41:53is that doing all the un60 [ __ ] that you
- 00:41:55aren't doing but no you should is the
- 00:41:57secret to the success
- 00:41:59my promise if you do nothing new
- 00:42:01but only what you already know you
- 00:42:03should be doing that your self coach
- 00:42:04tells you to you will make more money in
- 00:42:07the next 12 months than you can imagine
- 00:42:08you just got to do it right
- 00:42:12so this is actually a text I got uh
- 00:42:13yesterday or yeah it was yesterday
- 00:42:16um this guy had lost everything
- 00:42:19um and
- 00:42:21he had set a goal down for himself and
- 00:42:23he said hey uh last day of 2021 set a
- 00:42:26business goal that's always quite
- 00:42:27honestly unrealistic impossible to hit
- 00:42:29well I'm going to surpass it in Q3
- 00:42:32and so the only thing that I told him to
- 00:42:34do was to commit to the activities
- 00:42:37I was like just do the same thing every
- 00:42:38day rain or shine it was Prospect I was
- 00:42:41a prospect every day he's like and the
- 00:42:43first few months he actually had a
- 00:42:44couple good months and then he slowed
- 00:42:46down
- 00:42:47he's like how do I say how do I stay
- 00:42:48committed I was like because you felt
- 00:42:49successful for [ __ ] getting an
- 00:42:51outcome
- 00:42:51it's irrelevant
- 00:42:53for who you are
- 00:42:54some of you guys have heard this quote
- 00:42:56but your work works on you more than you
- 00:42:57work on it I was like you need to become
- 00:42:58the person who isn't satisfied with
- 00:43:00whatever that outcome was but only by
- 00:43:02the commitment that you made to yourself
- 00:43:03about the activity that you were going
- 00:43:04to do
- 00:43:05and so whether it was up or it was down
- 00:43:07it divorces the actions from the outcome
- 00:43:10not to say that the outcome is not the
- 00:43:12work it is but in terms of Who You Are
- 00:43:15who you are is is forged in the
- 00:43:17repetitive Act
- 00:43:18final point
- 00:43:21who here knows the difference between a
- 00:43:23seven out of 10 book and a nine and a
- 00:43:24half out of ten book
- 00:43:27about 20 times the work
- 00:43:30realistically
- 00:43:32who you knows the difference in sales
- 00:43:33between seven and a half book and a nine
- 00:43:35and a half book
- 00:43:38about a thousand times the sales
- 00:43:41and so
- 00:43:42if you do 20 times the work and get a
- 00:43:44thousand times the effort that's a 50x
- 00:43:46increase per unit of input
- 00:43:48it's a lot it's worth it but you do have
- 00:43:51to do 20 times more work
- 00:43:55that is Leverage
- 00:43:57an opportunity is missed by most because
- 00:43:59the distressed and overalls and looks
- 00:44:00like work
- 00:44:01and so I said I was going to cover three
- 00:44:03things and I have a little thing at the
- 00:44:04end here it'll take me less than five
- 00:44:06um
- 00:44:07you guys go with that all right sweet so
- 00:44:09I said I was going to cover three things
- 00:44:10I want to make sure I filled my promise
- 00:44:12number one is how making money really
- 00:44:13works leverage everybody feel good with
- 00:44:15that does that make sense all right
- 00:44:16number two why making new [ __ ] is making
- 00:44:20you poor and while you have to focus
- 00:44:23number three is why better is Leverage
- 00:44:27awesome and so I want to wrap up my
- 00:44:29presentation with a quick demonstration
- 00:44:30of Leverage in the real world
- 00:44:32getting more out of the same thing
- 00:44:34okay so we're gonna do an exercise to
- 00:44:36wrap this up
- 00:44:38and I think that it will do more than
- 00:44:40anything I can say with these slides
- 00:44:41this will probably be what you remember

- 00:44:46um so I'm going to take a single action
- 00:44:48and increase the leverage in real time
- 00:44:50in front of you is that cool so you'll
- 00:44:52see a before and after in front of your
- 00:44:53eyes it's like a real world money magic
- 00:44:55trick okay so I gave you a lot of
- 00:44:57examples of things you can improve in a
- 00:44:59business better cause better content
- 00:45:01better sales groups better website
- 00:45:02better follow-up better offers right
- 00:45:04so what I'm going to do is I'm going to
- 00:45:05highlight just one of these things all
- 00:45:07right for you right now and show you how
- 00:45:09many riches lie unlocked within your
- 00:45:10business today that you already know
- 00:45:12about
- 00:45:13so I'm going to focus on offers because
- 00:45:14it's an easy one I can do in front of
- 00:45:15everyone
- 00:45:16all right so I'm going to show you the
- 00:45:18leverage of a better offer so I'm going
- 00:45:20to sell you a book for a hundred
